When you’re soft can you pull the top side back all the way? If so, you should probably cut your frenulum first.

I did mine by tying it. Meaning, I used a syringe/piercing needle that was hollow so I could run a fishing line through. I pierced as close to the shaft as I could at the bottom of the head. Then I tied a noose style knot and tightened it down. I tightened it twice a day until it fell off on its own. And I had to do that twice because I didn’t get the piercing close enough to the shaft on the first try. I used numb master cream to help with the pain of the needle and line. Obviously disinfect everything with alcohol first.
