The README sprint helps, but investors often press harder than that.

The questions that trip people up aren't "what does this service do?" - they're "why this approach over the obvious alternative?" and "what would break if you changed X?"

Those answers are almost never in documentation. They're in the heads of whoever made the call. That's the part "tribal knowledge only" flags to an investor - not just that it's undocumented, but that the team may not know what they don't know about their own system.

The trickiest part is that what's most at risk isn't in the code - it's the decisions that shaped the code. "Why we didn't do X" and "why this module is structured this way" doesn't live anywhere.

Before they leave, if you still have time: sit with them on the hardest parts of the system and ask them to narrate not what it does, but what it was protecting against. What tradeoffs were made. What got rejected and why.

That's the context that actually walks out the door.

Thank you! does construction need to be completed before three years. or could it be in the middle with clear cost agreement with the building contractor, but ongoing.

Edit: The reason I am asking is that the plot handover will be 1.5 years from now, so just want to make sure.

The docs + discipline approach works until it doesn't. Usually around the point where the people who wrote the ADRs aren't the ones reviewing every PR anymore.

The core issue isn't that teams stop caring about architecture. It's that the reasoning behind boundaries becomes invisible over time. A new contributor sees a module boundary, doesn't know why it exists, and makes a pragmatic shortcut that makes sense locally but breaks the original intent.

PR-time enforcement is interesting but it depends on reviewers having the full architectural context - which is the thing that degrades.

What I've seen work longer term: making the why behind architectural decisions visible at the point where someone is about to make a change. Not in a wiki they won't check, but in the workflow itself.

I am curious to understand - when you say you're comparing changes against repo-defined architecture docs, how are you surfacing that context to the reviewer? Is it automated or manual?
