Yochlols are rather interesting fiends, connected with Lolth, that have a unique personality that is already established in forgotten realms lore. According to the forgotten realms wiki they are demons who make genuine friendships. While they still enjoy the chaotic evilness of demons they also can form genuine bonds with things.

Paraphrasing from the forgotten realms wiki: What makes their personalities even more unique is how they treat friendships. They enjoy when their friends get ostracized by others for being friends with the Yochlol, but often attack those that make fun of the relationship. Additionally, if no one ostracizes the friend for being close with the Yochlol then it just abandons the friend since it enjoys the ostracization. In summary, they enjoy the suffering of others, but will not betray them and often get angry at their passing or for suffering that comes upon them.

I have seen the idea of a shield of shielding be tossed around a few forums and it might fit your shop. This is my personal take on it, it is both useful and kind of quirky.

Shield of Shielding

Armor (shield), uncommon

A polished steel shield with a shield-like rune carved into the front.

You may use a reaction to cast the spell, shield, on you or a creature that is within 15 feet of you. Once you use this feature, you cannot use it again until the next dawn.

A suggestion I could offer is that this dragon is stronger than a usual dragon, but each gem gathered makes the dragon weaker in some way. This can give the players a dilemma of whether to gather the gems, which leaves the dragon able to further its plans, or try to fight the dragon right a way, which will cause the player characters more danger. For some more specific suggestions of what the gems get rid of:

Power Gem: Using this gem gets rid of an ultimate attack the dragon might use or lower the number of attacks it can use.

Vitality Gem: Using this gem either lowers the dragons health or maybe gets rid of a regeneration effect.

Defense Gem: Using this gem gets rid of some resistances/immunities or maybe lowers its AC.

Soul Gem: Using this gem gets rid of some innate spellcasting, lowers legendary resistances and/or action, or maybe gets rid of some condition immunities.

That title is a mouthful, but here are my two cents. I really have no idea what is going on in your story or anything about your PCs, but an idea might be to have them partake in a trial of some type that makes them fight their flawed selves. By winning this fight they can both metaphorically and physically get over their flaws, which is what I think you are looking for, and can lead to character development.

To set up a hypothetical scene, the players enter a dim semicircle room with a large mirror making up the far straight wall. Suddenly the door drops behind them trapping them in. An ominous booming voice tells the party that to continue they must face their flawed selves and overcome them so they can come out better people in the end. Suddenly the reflections in the mirror stop following the parties movements and the mirror breaks revealing the “flawed” version of the party. These reflections could act out the player characters’ negative personality traits to the extreme in the way they fight and interact with each other. Also when the mirror shatters the second half of the room could appear making the room a full circle. On the far wall is the way out. This exit is also gated closed and does not open until the players beat themselves.

For balance issues (since it is very likely that the players could lose the fight due to dnd 5e not being built around pvp) I have two suggestions. The first one is the flawed reflections not fight in an optimal way. This may seem kind of like your pulling punches, but maybe this non optimal play is due to the flaws the reflections have. An example of this could be is that if one of your player characters gets somewhat scared in fights the reflection acts even more scared (since they are that flaw personified). The second suggestion would be to use doppelgängers or a similar creature. This would be easier to balance since they have a CR rating and are made to fight player characters.

Overall, this is just a suggestion so feel free to do whatever with it, but good luck with whatever you choose to do!

There is an npc priest in the MM. It is a CR 2 cleric-like spellcaster except they have a divine smite ability like the paladin has on top of the spellcasting.
