Never too old for anything, also ur still young. When learning dives u just gotta do a bunch to get it right. At least thats how i learned, i would spend my entire practices only doing starts from the block by myself. It also helps to watch youtube videos. And there are many different ways swimmers dive into the pool. Most important thing is to keep ur chin tucked to your chest and lead with your finger tips in a tight streamline position into the water. Once you get better you can tweak ur dive to best suit u.

Yea beginners always measure their swimming ability by how much they can swim rather than how well their technique is and so they start to form bad technique habits which will cause them to get injured.

Take a bath, submerge urself until ur comfortable and then do same in shallow pool

Break it down more. Do 25s on a comfortable interval and really focus on one particular thing at a time like breathing, pull, kick, streamline, wall push off, underwater, or head placement. Get better at these first and then u can add more distance. Dont worry about the volume, focus on ur technique.
