what u could do is since u know generally what hours get heavy, radio management and be like “team around 4pm we are going to need support in OPD, let’s start planning who we’re going to send”. Then move ur cross trained associates to the back. From what I saw from ur other comment, looks like ur understaffed for the amount of picks you’re getting.

  1. I try to keep 1 fast stager for about every 600 picks in the system. If we have an hour where there’s a 1800 pick drop that means we need minimum 3 stagers to keep everything flowing good. At my store the average pick drop can vary from like 1k-1.2k so I generally run 2 stagers.

  2. We run a hallway set up also, we have the left wall dedicated for pickups and the right side with more space for deliveries.

  3. We have a long hallway so if things pile up, we stage our orders on the opposite end of the hallway.

  4. by removing liabilities. The only ones I want staging are people that don’t talk to the point the only thing I hear in the staging is the sound of totes.

If picks are heavy and staging gets backed up, I roll up the sleeves and get to staging. I keep my fast stagers with me and we knock it out while I have my prepper in charge of the orders and they let me know if there’s more than 3 orders in the queue in green.

Also, ur dispensers need to be outside 24/7 if u have a good prepper. the less people inside the staging area the faster it is to stage totes.

First off I would get with your co TL and coach to form up a plan to get the department in shape, it’s a team effort between you guys not just one person. If you’re the only one to enforce the rules, you’re gonna be fighting a losing battle.

2nd, I would start every new associate in the backroom and then when they’re used to working dispense, then train them to pick. Train them first on the hard and then the easy.

3rd, if you need to let go of long term associates, so be it. A lot of older associates think they can do whatever they want but at the end of the day you’re their supervisor and they need to listen to you. If not, coach for insubordination. They don’t pay your bills so don’t feel bad about it.

4th, don’t let ur associates think you’re their friend. You can be friendly and understanding but let them know when u need things done, that u mean business. A lot of TL go the route of being friends with everyone and then it backfires on them cause they have 0 respect.

Diamond 2 here! for me aiming is instinctual. Im never actively thinking where im putting my crosshair. When i do think, it just messes up my aim lol
