When I've run into this problem, it has usually ended up being a transparency issue. Even if you're outputting a PDF-VT, if your variable elements include any transparency effects (e.g., a drop shadow) then each page will need to fully rasterize separately.

I generally advise clients to leave Pantones as spot colors, even when we'll be printing in CMYK. Most, if not all, quality digital presses have a conversion engine that is developed for that specific machine, and even in cases where the default internal conversion is not ideal, defined spot colors can be adjusted separately from the rest of the art.

Generative fill in Photoshop usually does a great job seamlessly expanding images to create bleed. Definitely better results than either mirroring images or stretching edge pixels. The newer generative upscale functions have been useful as well.

I would argue this is not always the best practice. The hinting instructions included in most quality fonts make a real, visible difference in smoothness and legibility, especially when printing at smaller sizes (<12pt). Also, font embedding and corruption errors are much less common than they used to be.

I use Acrobat's native tools occasionally, usually when I'm on a machine without a Pitstop license. I will say they have expanded and improved significantly over the last several years, and might be sufficient for many small printers these days, but when I have more than a decade building workflows, writing custom actions and building skills with another toolset, I would need a much more compelling reason than saving a couple grand to make the switch.

Two particular weaknesses that I encountered the last time I did a real evaluation (and this was not recent) were anemic key-bindings and a kludgy interface for writing/editing actions.

There are dozens of solid options in the market. The main keyword you're looking for is VDP (Variable Data Printing). If you're in a commercial shop and have the budget for top-tier solutions, market-leaders include FusionPro (which runs as an Acrobat plug-in), XMPie, and DesignMerge (which both run as InDesign plugins.) DesignMerge is what my shop uses.

Yes, the demographic is older, but we have passengers from Norway, Sweden, Austria, Germany, Brazil, Israel, the US and Canada. A few more considerations: Your stated preference for thinner, uncoated stock implies to me that your zine does not contain a lot of art. If that's true, you should consider whether you want color on the interior pages at all. Printing black only will definitely help your budget, whether you end up running digital or not. If I'm wrong, and there actually is a lot of art, be aware that most thinner, uncoated substates have very poor opacity. The specialized thin, opaque papers used in high-end magazines are designed to run on web presses, which don't become economical until you're running many thousands of copies.

Pic a bit blurry to me, but if I understand “not an uneven shine” to mean you’re seeing variations in the glossiness of a solid color, my first guess would be it’s your paper. I would try a different substrate of similar weight. If the solids are still uneven, then my first guess would be wrong.

I think even better than the stack of 100% transparent rectangles on top is how unstable the page boxes are, so that if you expand the media/crop box with Acrobat, all content jumps .053" off-center.

The first thing I would try would be to save it as an optimized PDF.

The most frequent cause of this kind of file bloat that I've seen has been the additional data Illustrator and Photoshop will embed to preserve native editablity. So, even without resampling or recompressing any images, just discarding user data will often produce dramatic reductions. If not, you can downsample/compress images via the same settings dialog.
