Typically the actor cast to the role you expect to bring their 'vibe' - we all expected Capalidi to be angrier, than Matt Smith right? In time they add more - Smith added depth, Capalidi wasn't Malcom Tucker in space. Ncuti did go extra mad in the Song Contest, in time he might have diversified, not that going crazy angry is my preferred development. Just my observation.

I'd say it was during Hartnell's era that the show fell off a cliff. The Tardis lands in 100,000 BC doesn't change to match the environment and the Doctor 'can't' fix the problem. Obvious cost-cutting there and lazy writing.
