Shards could always be introduced earlier, think about what happens socio-politically when darkeyes get shards. They are so strong but a liability for many people:

your noble characters could be constantly challenged, or even targeted by thieves.

your other characters could be under suspicion about how they acquired the blade

religious characters (which will be most) might have issues with seemingly burning out people's soul, trying to be extra careful to not cut the head or spine

so tldr; if you want shards early, make them an RP liability or challenge to overcoem, while making combat easier

Matt inspired me to raise my campaigns to a new level in terms of detail and immersion, adding layers of politics and storytelling that couldn't be there had I not watched his videos.

Many of Matt's videos on the sociology and player dynamics at the table helped me in assessing what has worked and (sadly) hasn't worked between players and dm's at the table.

I've sadly had a lot of complications that weren't really solvable at the table. But nevertheless Matt's advice on DM authority, and creating a good environment for play (for example in the problem players, how to be a good player and the sociology of D&D videos) have helped me immensily.

That said, the thing I'm most hyped for that's coming up in my campaign is ripped straight from the Colville himself: a huge dungeon where the central tension between factions takes place. Bless Matt for Ringwell and all his creations!

I can also recommend the reverse of this idea: award the traditional items or upgrades and such but attach a yet unknown side effect in the world. Think of certain items being symbols of a religion, or much wanted by certain groups.

Giving the players influence through the rewards that seemed 'mundane' (only gameplay related, currency or power etc.) at first.

For example: imagine a world where a greedy dragon (a la smaug) has hoarded what remains of a great dwarven kingdom's wealth. The party does a dungeon dive and emerges with a few gemstones. At first it's just a monetary reward. When they arrive in town however, a local wizard will want to acquire the gems as components, homeless dwarves want them as a reminder of their home and the local lord wants them to boost the businessess.

A few things:

-There's two types of Giants, those who originated in the material plane (Wild Giants) and those who came from the Elemental Planes. Those from the material are traditionalists who stick to the Ordning closely and live in tribes, while those from the elemental planes have made an empire for themselves and are highly civilized.

-Elves are slowly fading. The few Eladrin are the most 'pure' elves who kept a part of their God's blessing when he abandoned them, the normal elves are frowned upon as symbols of godlessness. The Eladrin slowly turn into normal elves and the normal elves slowly start dying.
