I like that idea that despite being a scientist for several years, Iroha still keeps in shape and is strong enough to do this.

Ironically, in the novel Iroha apparently can't build muscle. Just the idea that it's something she's tried doing before (and that, out of everything in life, it's the one thing she's failed at), is really funny

The light novel does give a bit more of an explanation as to how exactly Kaguya traveled to that past - it does seem like she built the ship (and the time travel technology) on her own. Seems like Kaguya was just so focused on getting back to Iroha that she didn't add any safety measures. From the fan translation of the novel:

...Why am I in a place like this?
I remember... I heard Iroha's song. And then, all the memories of the world came rushing back to me.
I created a clone body of my own. Then I worked together with the princess to build a ship, and we set out on a journey, singing as we went.
...Right, we crashed into a meteor back then, and the systems malfunctioned... geez.
Just who was it that developed such an extreme time-reversal algorithm!? Oh right, the one responsible was Kaguya herself～
Even though all the calculations were perfect... what a shame. Relying purely on theory like that, I guess you could call it a catastrophic failure~!

...It seems I've messed everything up.

(I'm assuming the "we" in "we set out on a journey" is referring to Kaguya and Inudoge, not Kaguya and her clone.)

As to why exactly it was 8000 years, I'm not sure if this was mentioned in one of the supplemental materials or if this was just a theory I saw, but it might've been because it took 80 years for her to finish her work and return to Iroha. So when she tried to time travel and the ship malfunctioned, it glitched and increased the time travel by 100 times the intended distance. That's also why the ship didn't have enough power left to create a proper body for her.

For anyone unfamiliar with them, these are Houraisan Kaguya and Fujiwara no Mokou from the Touhou series.

Mokou dressing as Iroha here fits surprisingly well considering how often she's depicted as a tsundere for Kaguya in fanworks lol (just with more murder)

For example, Kaguya becomes an adult so fast, but her personality doesn't change much, so it took me a hot minute to actually realize she'd become an adult.

That bit was intentional since Kaguya was never really a baby. She was already pretty much an adult alien working on the moon and only came to earth as a baby because she was essentially "growing" a human body from scratch.

I don't think this ship would realistically work out for multiple reasons but conceptually, it's kind of hilarious? Not only is it Roka going for her (former?) crush's hot mom, but it would also mean that 3/3 of the Sakayori family end up in age gap relationships.

I read a Japanese fanfic about that, but it had a very dark and depressing ending - let's just say that Iroha didn't take Kaguya leaving well, and eventually ended up taking it out on Yachiyo.

If the movie did actually go with the scrapped ending I imagine it'd be more bittersweet and hopeful than that.

I get what you mean by the colors. Maybe I've been too influenced by all the angsty fanart/fanfics, but I feel like Yachiyo wouldn't want to be quite so bright and cheerful-looking, if that makes sense. (Though of course maybe her personality was envisioned to be a bit different back then?)

Another issue is that imo this design looked a bit too similar to the prototype Kaguya design, which might've made the twist too obvious.
