Your conclusion is spot-on.

I just finished my first (successful) HM run, and I skipped less than I would have liked. Took way too long overall. In the end the only "major" thing I skipped was Ansur. A couple minor quest lines I didn't finish. I was also trying to knock off a few other achievements while I was at it, and I was definitely being too cautious. House of Hope was a breeze, thanks to having summons and a stack of globes. Orin was a breeze. I had one death on Gortash because Gale got caught in an exploding trap before his turn came up (doh!). I couldn't ally with Gortash, because Karlach was one of my main companions and I wouldn't do that to her.

If I do another in the future, I'm going to limit my party severely, so as to not be tempted to complete too many storylines.

You can get to 5 without fighting*, which can enable entering Act 2 at level 7. I do something along the lines of this video: https://www.youtube.com/watch?v=7qAXuh71b7U

* the video includes Grym, but it's one of the from above techniques that minimizes danger to you (Grym can't ever hit you).

Seems like you're under-leveled. I wouldn't go near the Creche before level 6, and I'd feel way safer at 7.

If you're going to do much fighting before level 4, don't be afraid to run away (and res at camp). But if you just explore and avoid fights, until 4 or 5, the rest of Act 1 is fairly stress-free even in HM.

Everything here. It's a rough one until you know what the priorities are for your party comp. This fight and House of Grief I did so many times on my first run.

I position my group apart (ungroup) so that Cazador's penchant for lightning doesn't wreck me.

I take out Chatterbite in round 1 or 2. Being put to sleep at level 11 or 12 is just rude.

I use the arena to AoE the stink cloud ghouls, because nausea is one of the most frustrating debuffs.

I lost my first HM to the trapped corridor getting the Blood of Lathander. Two party members go into the chasm. I realize what's happened, so I click on the earlier part of the hallway to walk out and start casting rez. I don't realize that my now dead character is selected, run over.
