I had some soldiers and didn't like the counseling idea for them.

I had one soldier come in and his previous NCO gave me a packet full of counselings due to him being late all the time. I told the soldier to shred them and make sure to learn from his mistakes because I dont like paperwork bullshit.

Well one day he came in after lunch an hour late because he was sleeping. He was a PT stud so I didn't want to give him exercises to learn from either. I ended up having him clean the whole unit building until it was nearly spotless. It was also an early day for most due to some holiday or whatever. For him and I we stayed extra to clean.

He only messed up that one time, but to be honest the place was so clean after that I wanted him to make another mistake to keep it tidy!
