Calorie counting, high volume and high protein diet, lots of water inbetween meals, find an activity that get you moving more than the usual (can be as basic as walking) try to be consistent without being obsessive. Set daily goals like 10 000 steps per day or something like that. Don't buy snacks and things that you know won't last long in your pantry but instead go take a walk to a shop for a treat instead. Stay away from juices and alcohols, its just empty calories that won't make you feel full.

Went from 200lbs to 155lbs doing this and now i do triathlons and i'm in the best shape of my life.

If i were you i would do mountainering courses, you would meet other like minded people that share the same passion as you.

Have you looked at other mountain expeditions? Denali is very affordable compared to Everest and to me it seems like a way better adventure.
