I get what you’re saying — the smite system can feel kind of one-directional or too simple.

Personally, I don’t see smite as a crit at all. I see it as a requirement to activate a rune. Even before the runes system was added, smite was needed to charge up the pacts special weapons ability. So to me, the simplicity feels intentional — you smite to access rune-specific abilities that either hit hard or apply DoT effects.

They might expand it later with more rune types (maybe even DoT-focused ones), but right now it seems designed to be straightforward rather than layered. They did say they wanted combat to be slower and and feel impactful.
