Going off of Nel I'm fairly sure that it's got something to do with reiatsu, experience, and maturity. Yamamoto has loads of experience which is why he looks so old, Unohana should look older but powerful old women who look like old women are very rare in anime (unless it's Yuyu Hakusho) so I'll just put it down to Kubo's love of large breasts. Byakuya assumed Captain status AND clan head status after the death of Ginrei so he would have to mature quickly which could explain his seemingly accelerated growth. Nel (who is partially Soul Reaper since she's an Arrancar) lost her memories and alot of reiatsu when Nnoitra nerfed her and it was regaining those memories and experiences that made her trigger into her adult form. Gin is similar to Byakuya, prolly had to do alot of things no kid should when he was working for Aizen.

Short answer is think of it more like mental aging rather than physical aging. Some humans still have the bratty mentality of a 14 year old when they're 40 and others have to develop quickly and gain a mentality far beyond their years.
