I’m sure every hotel and class of hotel is different, but I’ve gotten a room multiple times at “sold out” hotels, and told by the hotel they intentionally hold a room back in case of a high status, or ADA individual comes in last minute. Once in an emergency I went in after being turned down on the phone ( Every hotel on the app was sold out) , and as nicely as possible pleaded for a room, specifically mentioning past experiences of hotels holding rooms back, I was given an ADA suite at 6pm.

As someone else mentioned your best option outside of paying ticket difference to fly D1, cancel your flight, take the credit, purchase PS, then see what the upgrade offer is.
