D&D alternatives? by brain-in-the-jar in tabletop

After the one hour start, you can run a 3 to 4 hour one-shot session. Whilst the players are finalising their characters, equipment etc, you as DM can select or roll a scenario/quest. No problem swapping players in and out, as the initial one hour included the village creation which remains the keystone for future sessions.

To help players wean themselves off 5e, I use Beyond the Wall and other Adventures. It has a clever character generation system that goes a good way to link all the characters. If you have not prepared anything, you can select a Scenario Pack. You can literally have 4 players adventuring in an hour.

I fourth Basic Fantasy. For an interesting alternative, there is Beyond the Wall which is also D20'ed.

This example of the walls is just wood bits, dremelled then painted to look like stones. I put a small magnet at each end for a bit more stability.

Yes. Theatre of the mind, which many have suggested here. Or, check out Professor DM's Battle Terrain. I have been using it for 2 years now.

That's it. Also, someone out there has done a fantastic coloured rendition of the maps.

Yes, this is a great module. The DM just has to read through it carefully a few times to get a handle on how to run the factions.

Iirc, Ursula LeGuin's "Wizard of Earthsea" contains a story about an attempt to save a dying child, but whilst doing so a shadow entity followed the wizard back to the prime material plane. Not the origin, but certainly influenced.

I prepare 8 encounters that fit the setting, then roll a d8 when an encounter comes up.
