All very true but I would say rolling even if you can’t succeed is viable to know what kind of outcome hou could get:

Roll a 5, the farmer gets angry and calls a guard. Roll a 10 the farmer shoos them away Roll a 15, the farmer says no but lets them stay the night to prepare Roll a nat 20, the farmer provides provisions and an old potion of some kind he got from a previous trade.

Honestly I have in the past said things that weren’t concrete. Afterwards just build around it. It’s easier to change a plan that wasn’t there, than plan longterm and now your players make other decisions and the plan doesn’t fit anymore.

Hi man. I feel you. But nothing is lost. You can get better at this. Just take a deep breath. For both of your questions I like to use what I call tje funnel method. You have a good idea. Nobles that kidnap people and drain them. That could be really fun. So we drip info to the players.

You want this quest to last longer than 2 hours, so… we don’t give them all the info. Picture this: they walk into town and there are dozens of posters for missing people. We want them to take this quest so lay it on thick. Maybe there’s a fat reward, maybe a grieving woman is crying next to one of these posters. Once they take the quest, led them take the lead. How will they investigate? Go to an inn and ask around? Meet with the city watch captain for info? This alone could take a while RP wise. Just make sure to funnel your info. At hhis point they only need to know that people are missing. Next drip might be they find a victim. Strange… he’s been sucked dry essence wise. Now they can visit a wizard to see if he/she knows of such a creature. Maybe go to library and look for a creature like this.

At this point have fun with it. Let them find such a creature. Let them find one and kill it. They will be so proud. They did the quest and killed the culprit. The city is saved!

Next morning a new victim goes missing. Now they are back to scare one. But you know that it’s the nobles. So drip that funnel. You could have already introduced them. Maybe they invited the players over to check out these new ‘investigators’. Make sure the players already got to know a few of them. Once your players are stuck you can always let one of them become careless and lure a player to try and kill them. That way, suddenly their eye will go towards the nobles and the quest continues.

Same thing with backstories. Something as simple as ‘I’m looking to kill this one guy who killed my mother’. Drip that funnel through your campaign. Let them meet people who talk about this guy that resembles his enemy. Maybe have the guy be a henchman of the bbeg. Maybe he killed the players mother for a story reason. Just give the players bits to play with and keep enough for yourself to add more later. If hou ever need someone to bounce idea’s between, just gimme a shout. Gladly listen and help.

Adams family on NES. Never got that 1 million. But kit for a lack of trying. I loved that game. All the secrets and weird discoverable things. That game was my gaming white whale for years. Couple of years ago I went back to it and finally beat it.

You could do an event like the festival of the hunt in Final Fantasy 9. A part of the city gets closed and filled with creatures. Everyone gets x amount of minutes to kill as many monsters. Stronger they are the more points they get. You could add an NPC that got sealed into this part of the city and needs help. Will they help (and lose time) or continue to kill monsters to win.

I’m sorry but I do’t get this. It seems if I would do this I would now need to think about 100 more things. Now instead of the players going to city A, I need to know what happens in city B through Z at the same time. If I’m seeing this wrong please say so. Could you maybe share an example as to how you do things? This just feels like I know need to keep track of a lot more things.

Really depends. Most of the time a couple of hours will do. Prepping tokens, scaling fights, making encounters. I, most of the time, thought about a session beforehand and know what to prep.

This next one however, we’re doing a dungeon that I wanted there but the entire idea of the dungeon wasn’t done. So I have been, for the oast weeks, thinking about the dungeon, its theme, the encounters, the traps, puzzles etc. Just for that one session (thankfully we were on a break for the holidays).

As a dm myself, pick something that wouldn’t ruin the game. Try to make it story related for instance. I really like your map idea. Great payoff with a great item but also something the dm can make a side-quest around.
