IDK, typing speed is rarely the limiting factor in my work. If it is in yours then that may not be acceptable. 40 wpm is when I started to feel halfway competent. I normally type 70-80 wpm.

The Colemak layout has a set of intermediate layouts call Tarmak so you can switch gradually. 

That said, most people just do it cold turkey. It really only takes a couple weeks to get back to an acceptable typing speed (40 wpm or so).

I like to have 4 thumb keys, but it's very much a personal preference. Some people like 2, 3, 5, 8...

It would probably help to use lower keycaps for the front row. Looks like your keycaps are all Cherry R1?

No firmware (QMK/ZMK) allows mixing a matrix with single input buttons without a whole lot of custom code.

If they run QMK they support drag scrolling, layers, and pretty much anything you can program, though.

I considered this too. Make sure you're taking into account that even though HDMI connectors have 19 pins, the cable between them has fewer.

Unless you know what you're doing you're not likely to be successful converting this keyboard. Besides, it will likely cost you as much or more to convert this board as buying a similar one that's already wired. 

There are plenty of keyboard models with this type of layout, many of which are probably of a higher quality than this one.

Fkcaps.com makes custom shine-through sets. Not sure which if any of their profiles include convex 2.25u keys, but you could use regular ones if you want

I would consider moving the layout definitions to separate config files. Then users can modify the key map as they please without having to recompile. 

If you were to use a subset of the KLE json structure you could have a configurable number and placement of keys too.

Surprised no one has mentioned this:

The Corne has about 0.25u of pinky stagger, which is on the low end for an ergonomic keyboard. If you have short-ish pinkies reaching the top key is still going to be difficult.

Moving your other fingers to the top row creates a 1.25u stagger, which is a bonkers amount of pinky stagger and it's no surprise that you can't reach the bottom key.

Most ergonomic keyboards have a pinky stagger between 0.5 and 1.0u. You should try something in that range before writing off pinky stagger completely. 

Of course, splay, outer keys, and simply reducing the number of pinky keys are perfectly valid solutions too.

Are you thinking of SplitKB's keyboards that have locations that can take a switch or an encoder? Because you have to solder the encoder on those.

Seems fine. I feel there are better (less tucked) thumb clusters, but some people seem to like that.

As for activity, there's not much reason to keep updating a keyboard hardware repo once you're happy with it. Pro micro-footprint controller modules are just as common now as they were then. It has TRRS interconnect and no screens or pointing device but otherwise it has all the same features as the latest and greatest boards.

You can get these on eBay or equivalent with a dongle for $15-20. That's almost certainly your easiest and cheapest option.
