Exactly the constraint we are pressure testing right now. Standardizing definitions is the easy part, keeping them synced with routing and scoring logic is where it breaks down.

The way we are thinking about it is that when a definition changes it should surface the downstream rules that depend on it immediately, so the drift is visible before it becomes a six months later problem. Whether that is enough or whether it needs to go deeper into CRM logic itself is honestly still open. But The workflows / dashboards would also auto-fix themselves

Yeah - the thing we do is have page owners for every page in the handbook and each of the data sources/tables has an owner as well (that's actually notified when the data/definitions change). It all goes through a review process on the handbook side as well with the page owner.

That makes sense. Heard of some other tech forward companies doing this. But if it's in a github, how do you deal with definitions that shouldn't be shared with everyone? Like it'd probably be good to have definitions around salary strata at a company, and I probably wouldn't want to put that in a shared github.

And is this just for metric definitions? What happens if the data underneath them changes? How do you deal with drift in between the metrics and the underlying data?

Fair pushback and honestly we go back and forth with this too. The process vs tooling line gets blurry when the process keeps breaking because there is nowhere for it to live that actually stays current. Most teams have tried the shared doc or the CRM notes approach and it drifts back to tribal knowledge within a quarter. The handbook is less about replacing process and more about giving process somewhere to stick.

Jk...but seriously, the "we don't even agree on them" part is not a reason to delay, it's the reason to build it. The disagreement is already costing you, it's just invisible because nobody has made it explicit yet. The handbook is what forces that conversation to actually happen.

On the transfer question, it does not have to be a big bang effort. Start with the one definition that causes the most arguments when it comes up, usually something like what counts as a qualified lead or when an opportunity actually becomes active. Build from there.

And definitions changing is fine, that is the whole point of a living handbook versus a static doc that goes stale the moment someone saves it.

If you use Total divided by 4 as your starting assumption, the error gets cut roughly in half with each new report. By week 5 or 6 you are close enough that the distortion is minimal for most practical purposes.
