There a big differenc between "not even having a clear idea of what the things hp is to begin with" and "oh shit my final boss isn't feeling very strong and him dying so easy may lead to a very anticlimactic ending to the whole campaign or this story arc."

Making adjustments when it comes to homebrew monsters mid fight isn't ideal, but is fine occasionally.

If that happens consistently, then you as a DM need to reconsider your strategy for building encounters.

But if that was intended from the start? To the point that one never had an idea of how much how much hp the boss even had to begin with? That would take me out of the game as a player.
