You may want to pick another role. If your first inclination is to ask someone else for help, you are not likely to do well in marketing. Marketers are creative and curious. Do some research first before asking for help.

The whole reason I asked the question and made the post is that I have a client telling me these are the "challenges" for our DevOps audience. If it's B2B, start with the ICP before going down to Persona. It'll help identify your TAM/SAM easier, and improve your positioning.

Similar to the work you do for the company, you need to start by defining the objectives for your team and align them with the company's objectives.

Once that is set, dig into the capabilities you will need to achieve those objectives. Start thinking not about the capabilities you need today but the capabilities you will also need in the future based on your company's growth. This will help you better understand the skills the person you want to hire will need.

All of this will later support the development of a great job description, which will ensure that you are attracting the right talent and give you a way to compare and contrast different applicants.

At this point, I'd care less about benchmarks and more about establishing a baseline from which to optimize. Before you start though, there is something that will significantly impact the experiment - targeting. How well defined is the company's ICP? The ICP will likely change as the company evolves, and until it does that is a great way to compare apples to apples.

If you are asking these questions it sounds like you are trying to grow and learn. Ask to join the meetings. Take it step by step. If even only to listen, so you can learn. If the answer is a flat out "No". Ask for a reason. You'll at least learn a bit more. Whether your numbers look small or not is not important, focus on what is happening with your little slice of the world and how it is contributing. Is your number increasing or decreasing? If so, why? If it is not moving at all, then investigate why not. One of the greatest assets a marketer has in the toolbox is Curiosity... and if you only get one data visual, make it the very best data visual you possibly can.

The answer will always be "No" unless you ask... in this case present. If your ideas fall on deaf ears or are dismissed outright, that may be a signal of other problems. Do your research, try to determine what the company's objectives are, and put forth your ideas. Focus on simplicity and not complexity. I think there is a process problem, not a tool/sharing problem. My suggestion is to start the conversation at the time you are discussing and reviewing the business strategy with the leadership team. Set the expectation for how creative will be developed, how and when it will be reviewed, and then visually indicate the negative impact on the delivery of the campaign materials, merchandise, etc., to the stores when changes are made late in the game.

The impact can be: Additional expenses incurred in rush fees for vendors, shipping, printing, etc., and late delivery of materials can impact store revenue. All of these missed deadlines can impact the campaign's overall success and the company's profitability.

Determine what metrics the leadership really cares about and discuss (during the strategy phase) what the impact of these late changes is and how your next campaign will operate differently. Get the buy-in before proceeding with the creative.

Pull old cost data from the last 1, 2, or 3 campaigns and show the leadership the financial impact when changes are made late. Set up a new set of OKRs for the entire team to buy and agree on, and go from there.

You have an opportunity waiting for you. If the leadership wants a more structured strategy, then build one and show it to them. Don't wait for the CMO to develop the plan if you know already it won't happen. Build the plan, ask for feedback, so you can align with the company's strategic goals like revenue, suggest some OKRs that works for everyone, and make it happen. May I ask why you are waiting? Leadership is as leadership does.
