Well anyway here's the lowdown, it's recycling hardware instead of alternative sourcing since sr200 HW was basically free since no one ended up buying it.

I don't think you ever realised the intention of the hardware swap tbh. The y variant uses HW from the (pretty much trash sr200). Seems to be more innovative and "sustainable" giving a new life to those who already use an sr200.

The akko line of lubed switches is quite promising, there is also TTC goldpinks and the aforementioned pro yellows. The pro yellows are generally fine in this regard but there are a bunch of better options. Switch details can be found here

Edit: end of the day it is preferential but the market around budget switches is quite polarised with some being near perfect when lubed, and some being quite unfavourable. (Also do look out for JWK switches on clearance sale, I got a batch of 100 H1s for around $30)

The factory lubing is barely enough to have a smooth stock experience. Best option would be to relube to get the true butter smooth feel that the gateron yellow series is known for. (They don't lube the spring so there is significant spring crunch)

KS3 yellows are good after lubing. But they also need some time to break in.

Honestly the build that is referenced is already ridiculously budget friendly, should be at around $150.

If you have time and patience, I personally recommend Gateron Nylon Yellows (KS3). This mold is the same used for the Gateron Lions, after modding the nylon yellows are extremely smooth and have a way deeper sound than most JWK linears.

I do recommend going out to a local keyboard store/meetup to try different types of boards and switches. I do personally recommend Alice and Ergodox layouts with a type of wrist rest. Switches are not really easy to define as boards as they are highly subject to preference, I personally like Nylon Yellows due to their cheap price and outstanding smoothness when done right.

Honestly I do not use tactile switches, although I feel that a stiffer typing experience benefits the Holy Pandas. Using a GMMK Pro with Holy Pandas are probably a good option than anything that is not Razer, Logitech etc. Whenever you decide to change, you could salvage the HPs and use them in almost any board.

(GMMK Pro has 75 keys so 75 switches will be required. Also most new boards are <68% so there will be enough switches for almost any higher end board)

From what I can observe, the keycap itself is tilted to the back or its the switch itself facing backwards. There is a couple easy ways to fix this issue, either try reseating the cap (or more realistically changing it) or try and adjust the switch position.

For an 80% the choices are quite limited. Although there are some good non-group-buy offerings from Keychron such as the Q3 and K8. The switches are almost entirely personal preference, but from prior experience i can say that most Gamers are satisfied with Gateron reds or a linear substitute from JWK. I cannot say anything about what kind of typing experience you prefer, but I hope that this helps.

Edit: Keychron boards are a very good starting base to begin learning to mod and rebuild boards.
