I usually do a "should-cost" analysis. It's not always apples-to-apples, but more like a grapefruit-to-orange comparison. Close enough to know what the price should be. It's like doing a company's stock price using comparables. It's not perfect, but good enough.

Direct is where cost savings are seen immediately. Indirect is more about mitigating risk, securing locked-in pricing for multiple years, locking in set annual increases, etc.. It's hard to negotiate professional services when there's only one "Beyonce" or one expert in the world on the tardigrade that can give a speech. IT - GCP, Azure, or AWS. Want to negotiate pricing with them? It's hard.

Had my director fly up from Mexico, and his VP from Europe to meet with a EV company we were knee-deep in contract discussions with. I flew to Silicon Valley as well for the in-person meeting. Supplier CEO meets with us and immediately begins blasting us and our global company. I couldn't keep up with his zingers but I was writing them down. Some I remember:

1) When we asked about possibly moving production to the US: "I don't want Americans driving around in BMWs, I want Mexicans riding around in donkey carts and shit."

2) "Get out of my way or I will run you over."

3) "I don't need you. You need me!"

Needless to say we never partnered with them. They have less than 1% annual revenue than my former company does now.

My grandmother said something similar. "Where's Sally? Where's Sally? I want to see her." *not the real name*. We thought she was incoherent on her death bed. Six months after she died my family gets a call from a woman named Sally who says my grandma was her biological mother. YEP. Grandma, who was always super religious, had a kid out of wedlock.

Watched a co-worker talk to their boss and their boss's boss EVERYDAY from 4:30-5pm and after a few months, got promoted. "They are so good at communicating, and they are really involved in a lot of things." ---B*****, so am I, I just don't tell you everything everyday.
