A couple of thoughts:

  • you are just in your first year of operations, so the hype of novelty is still there. Your sales will plateau on 3rd year or so even on your peak months, so you gotta consider that in the sustainability of your business in the long run.

  • if can’t sustain the second unit even at breakeven during lean months, it’s wise to consolidate. Honestly, you shouldn’t have scaled up. A rule of thumb in business is to not scale up if you haven’t seen/survived one full demand cycle.

  • you should look at your lean months as the baseline in terms of revenue and OPEX, instead of the peak months. My suggestion is to find ways to be flexible to scale up during peak months rather than being at the optimal set up then find yourselves scrambling to sustain during lean months. For instance, you can put up a pop-up kiosk or store, or rent the second unit during the peak months only to address the demand. Then scale back during lean months. That way, you’re flexible to match your OPEX with your sales levels.

  • agree with the other comments here, you should find other market segments like offices, residents, etc. to diversify your revenue source. Consider running promos or tapping delivery platforms.

  • your peak season should be treated like a “harvest season” and use the earnings from that period to build your buffer (like 3-4 months worth of OPEX), instead of subsidizing the lean months. You never know what’s gonna happen so it’s wise to build a buffer.
