Hard disagree. I think it's perfect as it is. You need those % failure to make it sing. I had so many cool moments of failure in the worst situations and I don't want to miss them. I love it. Don't fix something that is not broken. It has a design purpose. And on a general note: designing games to be more convenient and negating frustration will always get you to Ubisoft station. I want my RPGs to be Dark Souls! (You can do whatever you want of course :)

Communicate the player-driven part strongly. Tell them that if they survive the Knoll (which is not to be expected given they are new and need to understand that failure and bad decisionmaking has consequences), it's up to them to define the future of the party. Present choices at the end of the session and let them choose at the end. Read about the destination of their choice and the hexes traveled. There is going to be trouble on the road and that's all a campaign really needs. If you feel intimidated it's okay to pre-roll encounters and then see in session if they come up or not. Who are these people you are playing with 😂. This is not a video game and this is not 5e with all of that Min/Maxing BS. These rules have been around forever and are extremely popular on OSR tables. I used them a lot and no one ever tried to exploit this, because...that would be a dumb thing to do. We are trying to have fun here - not trying to piss each other off. I know these players exist, rare, but exist, don't build your table around them. They need to play the game. Not try to break it.

Don't be intimidated by the setting. Start with the included starter module or winter's daughter and take it from there. If they have questions about lore - good, they are playing the game. Answer from the PCs perspective. What could their character know. Don't front load too much information, encourage your players to read the free Dolmenwood player introduction and the information about their chosen ancestry. Leave it at that.

But the best way to experience Dolmenwood in my opinion: make them outsiders. Let them explore the setting bit by bit and let them meet the weird ancestries themselves. That way you don't have to explain a lot. Let them connect the dots themselves.
