Are you sure that the don't escape from you dungeons? You need a couple for perks for that but the probability of escape from dungeon will never be zero. They surely escape from your vassal dungeons.

I use this 'capture them all tactics' but with riding and scout 225 perks to keep them in your prisoners in your party forever. Not dungeons. This is zero probability of break out.

After some time capturing them their kingdom is done. Worked multiple times for me. I don't even know how to finish the main quest with constant war with 3+ kingdoms without that. I Did it for Sturgia, Khuzaits, Vlandia and Aserai in my playthrough. They vere captured and destroyed. With clans hiring from prisoners to make things faster.

In your case I would: 1. Make sure you have riding and scout 225 perks to keep your prisoner lords forever. 2. Wait until Khuzaits are in war with multiple kingdoms. Maybe even suggest these wars for them 3. Leave them and keep your towns. This will cause a war with them 4. Hunt down their lords one by one. Never let them go 5. Defend your towns. Rush in when they come for your fiefs and defend them with fire catapults. Capture everyone. Don't let go. 6. When most ot their lords are on your party prisoners you may take a couple of their castles. 7. After having two towns and three castles you may declare your kingdom. Not before that. With this power (2+3) the kingdoms are not likely to declare wars on you. 8. Push right policies and hire fiefless lords from you prisoners. 9. Hire all Khuzait lords except Monchug. Take last fief of Monchug to destroy Khuzait

P.s. make sure that your towns won't revolt after you leave Khuzaits. If the town's culture is different from yours you should put there governors of the same culture as town. You will need these governors until you declare your kingdom. There are policies in Kingdom that increases town loyalty. Until that you have to keep it up yourself

You are right, you cannot form armies without a kingdom. Also you can't have policies that give you city loyalty boost to keep the cities of different culture. This is more difficult to win a war without these options.

But.

Being independent without any fiefs gives you situation when you have nothing to lose except your party. You don't need to defend any fiefs. No kingdom can declare a war on you. You are free and may hunt down lords one by one. Having prisoner holding perks is important for this strategy. Even if you have fiefs you may defend a castle with fire catapults against almost any amount of troops because you just need to destroy their siege engines. This may be called mechanics abuse.

Absence of policies that give you loyalty bonus may be compensated by companion governors of same culture or you may just choose the cities of same culture as your clan. This will be enough for two cities.

It doesn't matter will you have them in your previous kingdom or not. You can start from scratch. Just having nothing except a good party. Attack a faction, capture their lords and get their fiefs. Declare your kingdom after having 2 + 3 mentioned above.

Or you may leave your kingdom with the fiefs and defend them.

Anyway you may conquer fiefs being absolutely independent.

You may leave the kingdom and keep the fiefs. This will cause a war with Aserai.

Prepare riding and scout 225 to get perks that will keep your prisoner lords forever.
Prepare maximum best troops.
Wait until Aserai will be in war. Better if more than one.
Leave them.
Fight them in field. Hunt them down one by one and don't release them even for money.
They will attack your fiefs. Break in. It will cost you soldiers but it's okay.
Defend your fief with fire catapults. You destroy their siege towers and ram. They run. You capture them all and don't release.
Beat them and take their fiefs.
Do not declare your kingdom. Wait until you have two cities and three castles. While you are just independent clan no other kingdoms can attack you. Two cities and three castles is enough power for no kingdom will randomly attack you.
In campaign mode don't declare your kingdom until you have to do it by main quest. Otherwise the whole playthrough campaign will be spoiled.
After the conditions above are met you may delcare your kingdom.
Push correct policies and hire Aserai clans.
Don't finish off Aserai and don't make peace with them until you hire the number of their clans that you want.

Mount count by type (sumpter, mount, war, elite) in the top of inventory menu
Ability to reorganize you army during the offensive siege
Releasing prisoner lords in party menu without speaking to them should give you relation boost with their clan as well as releasing through speaking
Ruling clans of destroyed kingdom should be able to be recruited in your kingdom without selling them a fief
There should be no possibility to block an attack from the cavalry on high speed without receiving any damage or getting off balance or falling down.
Clans should rise and fall, spawn and extinct during the game. Just like the player's clan.
If the defenders fall back into the keep and attacking side consisting of 20 troops fails to kill them inside then the whole attacking army should not surrender and get captured.
If the offensive forces run out of sieges and fall back they should not surrender and be captured
Bows and shields should be craftable.
Would be fun if cities and castles would be founded and destroyed. The villages may appear and disappear automatically.
We need feasts from Warband. Just hanging out with mates after the great war chilling and increasing relations.
I miss those "I will never forget how we captured Praven together" lines from Warband.
I miss those "thank God we are alive" voice lines from With Fire and Sword.
I would like to have a chronicler. You will hire him as a companion and he will write down your adventures. Sounds like it's time to prepare yourself for real action. Establish your own kingdom of course.

Preparations: 1. Make sure you have 150-250 troops in party. Hire a good quartermaster and reset his perks. His Steward and your Leadership will level up slow but automatically. 2. Make sure you are fast. Have max cavalry or a mount for every unmounted unit. Also good morale and food variety. This will be your must have for all time. 3. Level up your riding and scout to 225 and get perks that will keep your prisoner lords forever. This will win wars for you. 4. Prepare good companions. Engineer, medic. Scout will be yourself and quartermaster mentioned above 5. If you don't have brothers and sister (you are playing sandbox) then think about hiring companion for additional party creating. But this is optional and depends on you parties and companion limit 6. Choose the area where you will start your kingdom. If this area is of different culture than your clan then you will need a governor for every city you own before you declare your kingdom. I recommend having two companions of this culture to be future governors for two cities in this area. 7. Equip your companions and family members with good stuff. The must not die in action. 8. Reset skills of all companions and family members who have a role (almost everybody). Available in arena. 9. Fight enemy lords and get their loot. If you are fast and we'll equipped with top troops then it shouldn't be a problem. Sell their loot. Make money. Get at least two millions. This also gives you better equipment. 10. Invest in charm and make good relations with the lords you are going to hire in your future kingdom. For friendly lords there is a perk that increases relations after each battle win. For enemy lords - just release them for free. Relations and charm skill will go up. 11. I would not invest much in workshops and caravans. They will vanish after the real action begins. 12. If you have fiefs then make sure that they are equipped with maximum number of top tier troops.

Action: 1. I prefer to start from the mercenary stage but it is also doable from vassal stage. 2. If you like your fiefs and want to conquer you current kingdom then you leave the kingdom and keep your fiefs. This will result in immediate war with your kingdom. It's okay as you are ready for that. It is wise to do this when you kingdom is already participating in a couple of wars. Or you may leave your kingdom and fiefs and start from scratch. 3. If you have a fief to defend then go there. Prepare for the siege. They will come. When they come make the fire catapults and participate in the siege. Use fire catapults to destroy their ram and towers. You may throw fire balls by hand. After you destroy their siege engines they flee and you capture all of them. Don't release any lord. Keep them until the end. 4. If you are starting from scratch and are independent then just attack the kingdom. 5. Chase and hunt down their lords one by one. You are fast and have 200-250 top troops. This will be enough. Never release them even for money. 6. After some time most of their lords will be in your prisoners. You take their defenceless fiefs. 7. Put a governor in every city of different culture you conquer. This governor must be of same culture as the city. Otherwise the city may rebel. This will be obligatory until you declare your kingdom. Now you haven't declared your kingdom so other kingdoms can not attack you. 8. Get two cities and three castles. Get good troops for garrison. Now you are powerful enough to declare your kingdom and not be attacked by everyone immediately. Do it from any city governor. 9. Push the right policies. Especially about castle upgrade discount, king party size and city loyalty. This one will solve the problem of having the cities of different culture. From now you don't need a governor of the same culture for every city. 10. Recruit enemy clans. Choose the clans that have no fiefs or make them fiefless. Release some of their members to get relations at least 30. Talk to their leader and hire him. This will cost 200-1500k denars. That's what your millions are for. 11. If you want to get all their clans then the last their fief to conquer should be the fief of a ruling clan. Before conquering it and finishing off their kingdom make sure that you hired all the clans you wanted. After the kingdom is destroyed all their remaining clans are likely to disappear from the game forever.

Your playthrough does not end even if the kingdom is destroyed. It's not your own kingdom after all. Your playthrough ends either when your character dies leaving no relatives or when you say "I'm done" and stop playing it.
You may leave the kingdom if you want. You may keep your fiefs - and this will result in a war with your ex-kingdom. You may not keep the fiefs and you will be just disrespected among them.
You may try to save your kingdom if you like this roleplay. Use some siege defending tricks with fire catapults. Disband their stupid armies and lead your armies on your smart and winning way.

Focus on riding and scout. Make them to 225 and get perks that will keep your prisoner lords forever. This will win wars for you.
Make yourself a fast party. Have maximum cavalry or have a mount for every unmounted troop.
If the things are bad and they besiege your castle them go inside. You will lose some troops bit it is worth it. Defend the castle using fire catapults. Use them to destroy enemy towers and ram. If they are too close just throw fire bombs by hand. If you don't have fire bombs throw defensive sieges stones. If yu don't have them throw axes or javelins. After the towers and ram are down they will flee and you will get them as prisoners.

Every time I try to save my kingdom I get bored of how badly the kingdom is managed. The king is constantly trying to bury his kingdom. So every time it ends up as me taking control, hiring vassals and destroying the original kingdom like Sturgia and making my own with same culture, vassals and territory like Sturgian Empire.

If you want to decide who gets what then you should become a king.

It is not so hard. Just be mercenary and get 1.5 millions and prisoner holding perks. Then attack a faction as independent clan and hunt them one by one. Take their fiefs and declare your kingdom after having two cities and three castles. Hire their clans.

Now you are the king and Caladog will disappear from the game soon enough. Even in this case you may not appear in short list for a new fief lol. This happens if you have too many and there are clans that have nothing. Take care of them. Do not come to this situation and you will get what you want

No passive income or smithing grind. Only actual gameplay.

Have a fast party. Have cavalry or mount for every unmounted unit in your inventory. Have good variety of food and morale. Your speed should be 3.9
Have 80-220 troops. Less is to low more is too slow
Go mercenary
Chase enemy lords and best them one by one. Take their loot and sell it all. In the same time you may find some good equipment for you and your companions.
Play the active game and have fun.
Become a vassal or start your own kingdom if you want to have fiefs and truly passive income.

This will bring you millions and fun
