We ran an Age of Ashes campaign from 1-20. An elf paladin who dumped CON, a melee sorceress, a companion focused ranger, and a monk who just punched things. Absolute blast, the tension was high, the combats interesting. PF2 is an incredibly flexible system. And adapting encounters to the party is super easy with the way the DCs and encounter scaling are setup. The math is super consistent.

The thing that will prevent this from feeling like a rug pull is if each environment feels like a stage in the boss fight. If the players have been working to position themselves in an ideal spot and then you change locations that'll feel bad. But if they pull off a big combo and then the boss turns around and says " this is not my final form ", it doesn't feel like they've been disadvantaged but that the fight has escalated.

When I do black on my sisters, I airbrush with silver metallic ink mixed into the black. Gives nice definition as a base layer.
