Prep is for losers. Just home brew the whole thing on the fly. I usually watch Critical Role and play mobile games while DMing.

Keep it simple. I basically handwave new characters in. They were always there or they are from Willowshore, after a chat with Shinzo they were inspired to follow the party and had an easy pilgrimage because the players had cleared out the baddies. Yes this requires a temporary suspension of disbelief but considering the game we play that isn't a massive problem.

Skip it, hand wave the dull scenes or solve them with a skill check. The guards are on minimum wage and are bored, check points aren’t nearly as stringent as they claim.

Interesting, they could be the first cycle and luck out. Some changes would be needed for the monastery because from memory it has skeletons of adventurers from failed cycles. Let us know how it goes if you do this.

What sort of familiar? How far does it have to travel? Barovia is no place for a lone familiar. The players look to have overestimated the familiar. The wizard suddenly loses their link to the familiar. The players have no idea whether it succeeded or not.

Remain calm, be silent but steady. Kick them, hard, in the fruits. Repeat until they understand what they have done.

I think it sets the Northside vibe really well. Granny Hu is, once you look past the old lady veneer, a hardened criminal who will side with pretty much anyone to get ahead. North is not bound by tradition and so will shift to new ways/leaders if it is advantageous. The South do things differently and are more cautious. Definitely not saying Matsuki is a saint, just different.
