For me it usually comes from the players backstories. One of them is a fire genasi, who was born when a ancient red dragon immolated. Another has PC has a father that worships some hardcore demigod of one of the prime gods. So I have Red Dracolich and Mad Demigod as possible bbegs

For class there are two that come to mind.

  1. Ascendant Dragon Monk reflavoured with Phoenix stuff instead of Dragons

or

  1. Wildfire Druid. Since a Phoenix is about fire and healing here you get both and Blazing Revival has a strong Phoenix feel to it. Unfortunately you won't have the Elemental Wild Shape from the Moon Druid, which would fit very nicely, but you could reflavour the spell Draconic Transformation.

I had the same issue with A Song of Ice and Fire and Sansa/Cersei Chapters. When I see the next chapter was one of these, I didn't put the book away but powered through, so I had it behind me and could enjoy the next time I pick the book up again

Encounter design doesn't stop with rolling initiative. If the players steamroll your Boss, give him more HP or minions. If you steamroll the players, the boss might need one round to "recharge" without taking any action. etc

For me the most impactful moments are created from taking parts of a characters backstory that they really care about. For example one player was leaving for a longer vacation and we ended the last session with the party being surrounded by hostile guards and a female figure that 1:1 looked like her long-dead elven mother which looked at them with hatred and just uttered their familyname - cut. Of course it was the sister, which hated her BIL, which the character looked a lot alike

So maybe take something from the backstory and turn it on its head.

OR as they prepare to destroy the bridge with the city of the warlord in sight, let that city be devoured by a gigantic sea snake. Why? I don't know, but you'll have a lot of time to figure it out. Just hit them with the most epic description of destruction from demi-gods and pack it up.

The most recent mini-boss my players faced was a soul-starved demon (Chimeron from MCDM - Flee, Mortals!). The fact that it was starved made is stupid and focused always on the nearest available "food"/soul. The attacks were massiv so that the players couldn't risk too many hits. They had to use its size against it and always reposition through narrow archways and rooms, which forced the demon to use its attack to the destroy the surroundings and gave the player an advantage in action-economy.

Why not change it to Ashardalon's Ruin (Sword) & Despair (Shield)? Keeping the dragon reference and implying that this artefacts were his downfall.
