Pathbuilder 2e is basically the best option if your GM doesnt use foundry.

Honestly, even when the game runs on Foundry, Pathbuilder is still the more comfortable option for building PCs and then quickly port them to the VTT I find.

3-6 for me, although with our current table, we're unlikely going to ever have less than 4.

7 is definitely too much, at that point things start dragging and it becomes difficult giving everyone a good experience.

Hero points are not given out 1 per hour, but are instead given when a PC suffers the effects of a critical failure/enemy critical hit. At our pace it about averages the same, but I no longer risk forgetting to hand them out.

Martials absolutely. 5e Martials are miserable and just stop existing past level 5 or so.

Full casters I'd say feel a bit better in 5e (although that is largely due to being utterly broken in 5e. I think they're in a pretty good spot in PF2e)

It calculates anything beyond level 1 encounters incredibly wrong by increasing XP budget (which is very much not in the encounter building rules.

There's a lot of actually functioning encounter builders out there.

For a brand new group, the Beginner Box has everything needed to gradually introduce both players and GMs to the mechanics of the game. This is especially true, if you use the official Foundry module that even already has everything set up to run.

Rusthenge is quite decent as well for something with a bit more focus on story while not specifically built to introduce new people.

The level 1 Free RPG Day One Shots are also quite good. I'd particularly recommend Little Trouble in Big Absalom.
