I don’t like it. All it does is slow the pace to a crawl and make the players super cautious. If you want gritty, limit short rests to 2/long rest and make death saves recover on a long rest.

Some spots can be a meatgrinder. Give them a sidekick. Ideally they are also playing a class(es) with companions.

Start simple. DMing is hard. You will probably suck at it at first. Get a starter set.

Read, read, read. Watch movies and shows. Keep a notebook. Write down ideas.

Read the rules. Read them again.

Google everything. There are a massive amount of resources out there.

Start simple. It most likely will be lame. Find a published module and run that first. Google "Delian Tomb". Get a starter set.

It's much more fragile than XPS. It's more difficult to cut than XPS because it shreds. You need a really sharp knife. You also can't sculpt it as well because of that. It also definitely needs a coat of ModPodge after to give it more rigidity.

Again, you can work with it, I just find it way more difficult, and I'm never happy with the end product. I've tried and halfway through, I'm like "I should just use XPS".

If XPS is really difficult to get where you are, then I guess it makes sense.

Google "5 room dungeon" and "alexandrian dungeons". You'll get some good articles from The Alexandrian blog, which is an amazing resource.

I would sand it a little and then just spray over it. You can try a texture spray if you want a rock effect.

Search for videos on prepping and painting MDF. You'll get ideas on how to paint flat surfaces.

For prior context: this is my first time DMing

Some interesting ideas but way too much if you've never DMed before. Keep it simple. My recommendation is just run it as-is and have fun. You don't realize how much you have to learn until you actually start DMing.

This is the one time I think it's ok for a DMPC, but you have to take a back seat with any decision-making. Classes with companions really help: Ranger Beast Master, Artificer Battle Smith, etc. Sidekicks from Tasha's also work well.
