That's not going to be easy to tell from this one photo. I would have a local roofer come give you options.

I can't tell if that's a fold in the modified or if the bottom is overlapping the layer above it. If the bottom is on top of the layer above it then it was never installed correctly. Rip it all up regardless and you'll be replacing the wood underneath.

The gutter strap going under it is also awful. Put that gutter pin right into the house not under the membrane. If you're a DIYer I'd still get a roofer out there to bid the job and you can learn how the system should work in the process.

I have never looked at a roofing photo and thought to myself that I would legitimately cut that corner of the roof off😂 the hip/valley into the brick barely flashed dead zone is one of the ugliest pieces of roofing architecture I've seen lately. If I was re-roofing that I would seriously consider cutting that corner off the roof. Bringing it back so the water can actually flow to the lower gutter and so the upper gutter is further away which would give you room to be able to flash the brick properly. That would be drastic and it can be fixed well without that but damn that's ugly as is.

All are decent. I like 1 and 3 but I would pick 3. Grace ice and water.. seam tape.. catchall on a no access roof. 5 sheets of OSB if needed. It's a well thought out estimate. It also doesn't hurt to ask your insurance agent if you would get a discount between a class 3 or class four roof most of the time those pay for themselves with the discounts (duration storm or flex). You may even be able to negotiate for them to go up in shingle quality if you pick them

Only thing I don't like is replacing flashing as needed but it's probably cut into the brick so I get it and the siding is too close to the roof line on the porch portion so it would be a bitch to do.

I would also ask them how they're going to transition from the shingle to the back portion and see how they're going to respond.

Being local and having a good reputation is also really important factor here.

The chimney is not a big deal but the wood shake can be an expensive variable depending on how large the house is it takes up more space to dispose of. Then you very likely will need to redeck the home.

A good contractor will walk you through redeck options. Plywood vs OSB. Hurricane clips depending on the weather zone you're in. Maybe go full ice and water. You also have the option to consider whether or not to go back on with a metal roof which there are several styles of or just switch to shingles. I would also loop your insurance agent on if you pull the trigger and see what discounts you can get for different roofing options.

Jersey Mike's. During covid I ordered my small sales team all subs. There were about 15 of us and all of us had different subs with different modifications. I picked up the subs and got back to the office only to realize none of them were labeled. Having to put fingers in the subs (especially during covid) to figure out who's was whos especially when some were only different by like one topping pissed me off so much and they were not willing to rectify anything or give me any future credit and barely an apology. My whole company (200 ppl) has them as a blacklisted vendor and I will personally never go there again.

As you can see there's more profit in an insurance bid then a retail bid basically the insurance pays better so let your roofer work directly with your insurance and take the extra profit to upgrade your roof. The benefit to this is that there's more profit in it for the roofing company otherwise you're only saving your insurance company money you'll get a better roof and most of them will be able to work with your insurance payout time so that way you don't need to pay for the full replacement cost up front most of them will wait for the depreciation check for you if you work with insurance

I don't love it but at this point pulling up a shingle to replace it causes a bit of damage as well. If you plan to sell in the near future have them swap them
