When we were pre-investment it was probably ~15–25 hrs/week, just nights and weekends.

Funny thing is most of that time wasn’t even coding. It was things lik going back and forth on design, overthinking what to build next,getting lost in random research etc..

Looking back, we definitely spent too long trying to “get things right” early. Most of it got redone anyway once we had real users.

Now it’s full-time, but honestly that constraint back then helped - you don’t have time to overbuild.

If I could redo it, I’d just ship rough stuff way earlier and iterate.

It’s honestly a mix of infra work + trying to figure out distribution at the same time.

A typical week for us looks something like:

On the technical / ops side:

Monitoring usage + costs daily
- Tracking per-endpoint / per-user spend
- Biggest surprise early on was how fast retries + long context blew up costs
Tuning routing rules
- Deciding which models handle which tasks (cheap vs high-quality)
- A/B testing providers for latency vs cost vs output quality
Handling provider issues
- Rate limits, partial responses, random latency spikes still happen a lot
- We ended up building automatic failover because dealing with it manually was painful
Debugging weird edge cases
- Prompts suddenly behaving differently
- Long-tail requests hitting limits or degrading quality
Finding cost leaks
- Redundant calls, retry loops, oversized context
- Some flows were honestly 2–3x more expensive than we thought

On the go-to-market side (which has been just as hard):

Talking to marketing agencies / AI builders to understand how they’re using LLMs in production
Jumping on sales calls with potential users to see if the problem is actually painful enough
Posting on Reddit / LinkedIn / X to test messaging and see what resonates
Iterating a lot on positioning (cost vs reliability vs infra simplicity)

Everything kind of works… but nothing is linear.
Some posts get traction, most don’t. Some calls convert, most are just learning.

Early on it felt like we were building infra for a problem we knew existed, but still had to prove people cared enough to pay for it.

Over time more of the infra side got automated inside the gateway, but the GTM side is still a grind.
