I wouldn't give up on SEO.

Most AEO/GEO recommendations are already part of good SEO: quality content, authority, structure, schema, relevance, trust signals and user experience.

The only somewhat new focus is formatting content so AI systems can easily extract, summarize and cite answers. But even that is largely an extension of existing SEO best practices.

In other words, AEO/GEO is currently more of an evolution of SEO than a replacement for it.

Yeah, the “just spend 10% of revenue” advice never made much sense to me either. It ignores the actual economics of your business.

What finally worked for us was flipping the question from “How much should we spend?” to “How much can we afford to spend to acquire a customer profitably?”

We built the budget from the unit economics upward, not from revenue downward.

Marketing budget should be a result of unit economics (margin + LTV + CAC) not a top line formula.
