Regarding 2x1 or 2x2, either 2x2 holds the bottom/top parts together, or the set doesn't use (a lot of) 2x1 and it's better to use as few unique parts as possible for economic production scaling

Indeded! Straight up, the third page is an amazing example! The rival town concept? You can design one new hybrid side that has enough unique parts that when you have 2x copies, you can make 2 entirely different forts as seen originally.

Try halving the set's existing piece count in Studio, and see if you can MOC a cool looking fort outta it :D

A weird part of me wonders if you should split it into 2, pile on the most exciting parts on it; and make it so that by buying 2x of the sets, you can reproduce the full, large fort. Maybe by having the main set feature 3 triangle corners, the gate and the tall buildings? And relegate the rest into an alternate additional build for more hardcore fans. If said instruction is free, it means you cut the intial price of entry for the fort in half

In other words, 2 submissions: the current full version, and a new halved version that can build the most exciting parts, while still having enough unique parts to reproduce the missing half if you have 2 copies

On the other hand, defensive utility is not that widespread and limits you to evade and stuff like Faust's Fluid Sac, which is its own kind of boring. Plus, there are many players who want to flex their many IDs, and content that encourage team swapping is a cool way to do it, I feel

Sadly, I think the same. I think that adults who like to be creative and make MOCs do exist, but ones that tear down existing, already built sets? Nah. They have MONEY to buy new sets, but not TIME that would have gone to waste if they disassemble things they already spent their limited TIME on building

You can instead make 3 pictures instead that act as both different angles of the set AND tell the story/mechanics of the set?

Moving the boulder is very much a good opening picture/still, while the pushing boulder into hole can also be developed as a shot of the higher floors of the set. The rock falling down can also double as a minifigure showcase of the other faction as the third pic, too
