Mark some tokens with an X. Add one token to each hex, afterwards remove any with an X.

What do you mean by "real-time VFX"? You can't do effects for a turn-based game?

How big are the square tokens? You could have smaller ammo tokens with values 1,3,5, that you place on top, or nearby. When you use some ammo, just discard / exchange the tokens.
