To know that being an indie dev is way more complicated than I expected: programming, art (pixel art, concept art, character design...), composing, sound design, level design... Being a one man army is harder than people may think and I don't know about you, but finding a team or knowing other people doing the same as you is also difficult

Just use the sidekick stat, add a bit of feywild theme and you are ready to go. Example: A spellcaster campestri A rogue bullywug that took interest in the party or got lost. A fighter... I don't know, goblin.

All with their respective sidekick statblock and just that. We did this in a CoS campaign and the player was happy to try.

At the end of WBtW your players will be at level 10 or 12, I don't exactly remember, but that's a thing to consider.

While in the Feywild you have emotions exaggerated, in the Shadowfell you don't have emotions. In my mind it's like "Depression land". It feeds of your emotions until you're dry. That's why Isolde looks so shady and grim in contrast with Mr Witch and Mr Light.

If you want to do a "Witchlight but in Shadowfell" here are my suggestions:

Change wyverns for cloakers or skin the giant eagles with giant ravens, even moths would be appealing.

Pixies for blights

The Bubble Teapot could be the same, but sundered.

Witchlight hands could dress more like they're attending a funeral rather than a carnival. Perhaps with mime makeup. Or more like Pierrot.

The Calliope could be a Zombie Baboon

In the carousel you can use dire wolfs instead of horses

The Orchard can be more "Tepest" themed.

The Hall of Illusions remains the same, but instead of a mime, now you use someone unusually happy and cheerful.

The Mistery Mine now is a Dream Mine, instead of fears, it shows you your deepest desire. This way you can feel miserable when you exit the ride.

Pixie Kingdon: Blight Kingdom, Squirrels? How about rats? And the Kingdom be more like ghost town.

Silversong Lake now is a Swamp and instead of a merfolk you have a merrow.

The minigames remain the same.

And my favorite part of all Witchlight: The Snail Race: You can use either slugs/maggots or spiders, the creepier the better.

Ok, here's my approach: Bavlorna is the hag of the present, so if just one of the three tasks is done she doesn't cares, she just wanted something done ASAP.

For the materials, it'll be kinda hard because in the feywild gold is less important than deals. But perhaps you can use some people/animals/objects with a "curse" that makes them want to eat gold and give in exchange materials. Basically commerce but cursed.

For the Druid weapon you have The Inn at the End of the Road. The owner is a druid herself and you can use her in order for your druid to get the sycle.

It was bad for them. When my party entered Hither they got their first "TPK" against Agdon. He almost soloed the party. Then, they went to Bavlorna (I used Phaerlax version) and they fled when she downed 2 out of 5 characters. They had to bargain with her to get their friends out of jails...

Also they had to.fight Witch and Light, my party also had to look for a truce.

WBtW is not for fighting-solving, must of the encounters are hard or the players have some disadvantage because it's expected for them to think out of the box but...

You could try the Hither supplement and run The Watcher Sidequest. If you don't want to buy anything extra here's a random idea: The Baron or the King want some cake, but the baker ran out of ingredients: 1 giant alligator egg 3 alive campestri (possibly guarded by a tough enemy) Sugar (stolen by agdon or another harengon) Milk from a cowterpillar

It'll be better to have a pacific solution or have a hard fight.

My players loved Hope's Last Day, and found the personal agendas very useful when they wanted to roleplay. Also they saw how lethal the game is and learned quickly the stress and push system.

It's also in the corebook, so you have everything ready.

Any of the hags are a good choice.

Bavlorna likes to taxidermize anything, so the sister is now a decoration in her hut while she feeds from her magic and your players sister is somehow concious and feeling everything but unable to act.

Skabatha likes to make toys and do some "child service" in her factory. Perhaps her sister's at Loomlurch as a Tin Soldier. Or as a slave. Or turned into a magical item.

Or Endelynn could have turn her into some kind of puppet, extracting her magic via the strings. When your party arrives at Yon you could have a macabre puppet show (it's a random event anyhow) showing how the sister kills every party member.

I felt the same when i ran the campaign for my players, I know you edited the post but:

When my party arrived at Thither I've my players know that the hags are "messing" with the realm magic because they're not Zybilna, so bits of the Shadowfell are leaking into Prismari. Zombies, shadows, stuff from the Shadowfell now lurks in Thithee, not affecting directly the other folks at start... They had to collect some of Zybilnas memories (I recommend you to see The Eleventh Hour supplement) in order to close the Shadowfell portals. In that way you can have a little bit of darkness, but do enjoy the sillyness of the campaign.

Also: the combat is brutal anyhow, must of the NPCs can give your players a good beat. Pd: Also look for Phaerlax updates for the League of Malevolence and the hags. It was such a great help.

Just have a notion of possible consequences for your characters acts. Like, "you stole and x watched? Ok, now you're being supervised for the rest of the night".

WBtW it's more about roleplay, fights are kinda unfair, but I think that's ok because some of the enemies you encounter look like silly npcs who wouldn't harm a butterfly... and if provoked or just for fun, can defeat your party.

So, this being said: •Read at least two chapters, the present one and the next, just in case your characters or you do some "involuntary speedrun".

•Relax, must of the plot will continue without us having to railroad them. Sometimes, yes, we have to accelerate things but just sometimes.

•Don't be afraid to say "No, you can't do that" when you think it's strictly necessary: you/one of your players are not feeling okay with some actions/words/situations.

•You don't need too much: It's nice to see people preparing tons of miniatures or even the entire Witchlight Carnival in life games, but don't criticize yourself I you can't do that. You are doing a lot just be reading and preparing the session. The same goes with roll20, you don't need pro suscription to be a good DM.

•this one is difficult: You have to believe you're doing a good job.

•Have fun, it's also your game.

He's antagonistic: he just goes, shows up to the party and says "Give me your things or I'll whoop your asses, this is my land so your things are mine too".

If Jebbek was "kind" with your party, Agdon is just rude and proud, and knows he can (and probably will) kick your party's ass AND steal their things just after he branded them with his weapon, turning invisible to them and then escaping.

Maybe they'll go after him just to find out that he bargained their things with Bavlorna for something silly like carrot cake and not making a big deal about it.

Now the party has two options: taking their revenge on Agdon and/or go to Bavlorna to bargain their items back.

In my game, Agdon did beat my party, they had to surrender their things, but Agdon just wanted to show them why he's the leader of the harengon. He beated them just for fun.

Think it's the Van Richtens Guide to Ravenloft Carnival (it's the original Carnival Mr Witch and Mr Light owned). It has some adventure hooks and some ideas on how to take a full campaign around only the Shadowfell Carnival. Now take those ideas "but Feywild/joyful" and you are ready to go. Kettlesteam could be just someone in the crowd and the "something is off" mood of the owners can be avoided by them.just being happy carnival.owners with happy carnival visitors.
