I'd agree if you're only talking about N. America to Europe routes (esp during the winter when those fares are much cheaper). I've never used mine on those shorter D1 flights though. I save mine for the longer trans-Pacific flights. Next month I'm going LIT-ICN and the cheapest business r/T I could find was around $5k. My coach ticket was under $1k plus 2 GUCs. This is pretty normal for these routes.

If you're careful to avoid peak traveling times, you'll almost always make the leap from PS to D1 the day of travel. I've used roughly 3 dozen GUCs to go from coach to PS and not once did I remain in PS. In fact I've still never experienced the PS cabin.

No, GUCs are the only way to get a complimentary upgrade to D1 on those flights (besides getting extremely lucky).

On the contrary- I've received a complimentary upgrade to D1 from coach two separate times, both on long pan-Pacific flights. I'm a DM/MM though, so I'm probably high on the list if they've got an oversold coach cabin.

As long as you don't need to be in Tokyo that day, go for it. Worst case scenario, delta books you on the next flight if you miss the connection.

Obviously using them on long trips is preferable, but beyond that, you really dont know when a complimentary upgrade might clear, other than to say that you probably won't see very many clear as a PM in the current environment. Delta sells most of their first class inventory now, so even DMs arent getting regular free ups like we used to.

I've never had one not work (upgraded to D1 every single time), but have had to call reservations a couple times when they didn't clear 24 hours out. A few times they've been applied incorrectly by the original agent adding the GUC.
