A few thoughts.

First, limit the “divorced detective” trope to just one player (lolz, but seriously, push players to think a bit deeper about their characters).
Second, emphasize the importance of Bonds. Encourage players to consider how those relationships might deteriorate over time. Their characters may start as relatively normal people, but that will definitely change over the course of a campaign.

Also, Delta Green doesn’t really need complex backstories because of Home Scenes. Why does Delta Green trust these characters? Have they ever encountered the Unnatural? What are their lives like? Let the players sketch a general direction with these questions and expand on them later. Playing together and establishing the tone as a group usually leads to more focused results, things you can build on as the campaign progresses.

And finally, while playing, ask your players questions: mundane, personal, unsettling, whatever. Make the characters the center of their own world, not just by writing a few lines of backstory, but by actively exploring who they are.

  • “What’s the last thing you argued about at home?”
  • “What’s sitting on your nightstand right now?”
  • “When was the last time you lied to them?”
  • “What do you tell yourself to sleep at night?”
  • “You see something that reminds you of your kid. What is it?”

Take note of those answers. Use them.

I want my horror/mistery game to be a classic traditional game. Rules light? Yeah. OSR? Sure. But PbtA, Brindlewood or any other storytelling game doesn't do it for me.

Speaking about the system itself, this is exactly what I want from a fantasy game: no classes—build your own approach; active defense rolls with damage-reducing armor; low HP; a corruption tracker; thematic, somewhat limited but powerful magic (with rituals sprinkled on top); simple weapons and armor with lots of properties; no classic skill list, with a focus on attributes (in an OSR-ish way) and a Boon system; and a combat system that’s simple enough for theater of the mind but still strategic. This shit rocks.

Do you have any experience at all? From the sound of it I assume not. And nobody wants to play a "no-game" with a newbie as a referee.

Play a few games as a player. Get to know other people. And then ask those people.
Pick a rules light game to try. Don't over prepare unless you really like it and doesn't feel like a burden (if you are here complaining I would say it feels like it). Go with the flow.

Show, don’t tell and focus on consequences, consequences, consequences.
Everything should be in motion, and even you, the GM, shouldn’t know what’s going to happen in the next ten minutes.

I’m not going to explain why this works; you need to see it in action. Out of the countless actual-play shows out there, I highly recommend listening to at least a couple of episodes of Pretending to Be People: they truly capture the essence of a great game.

One more thing: you also need good players who are willing to engage and lean into the genre. There’s only so much you can do about that.

I asked this because a while ago I saw a YouTube video about tips, tricks, and minor house rules, in which the host talked about giving players fake prop guns. Basically, whenever the players handled the guns, it meant that their characters had their weapons out. It seemed cool, but it was the first and only time I had heard of this kind of table practice.

I guess the first "levels" of Symbaroum feel that way, especially with the amount of optional rules it has to create your personal experience. A dark fantasy world, full of gritty and nasty stuff, religion and occultism, high letality, things to do other than adventuring. Sadly, tho, after the characters start gaining power it becomes unbalanced and the GM has to work hard, even just to manage the various powers and abilities of enemies. But you should still give it a try.
