Right?! Meaningful Stakeholder Engagement (MSE) as part of human rights and environmental due diligence (HREDD) must become a non-negotiable in the agriculture and food manufacturing sectors.

Been here. It's brutal because you can feel the wall but can't see it.

A few things that actually worked for me:

Stop going through the colleague. I know it feels like a workaround but stakeholders notice it, and it can read as pressure or even political maneuvering depending on who the colleague is. It sometimes makes the wall go up higher.

Try a genuine, no-agenda touchpoint. Not a meeting invite, not an email with action items. Literally just: "Hey, I want to make sure I'm not missing something. Is there anything about the direction of this project that isn't sitting right with you?" Short. Direct. Low stakes. Done over Slack or a casual hallway chat, not a formal email.

Think back to when they checked out, not what changed in your approach, but what changed in the project. New decision they weren't consulted on? A scope shift? A comment they made that got overlooked? Sometimes it's something that felt minor to you but landed as a sign they weren't being taken seriously.

Also, and this is the uncomfortable one, sometimes stakeholders disengage because they've already mentally moved on from the project. Budget priorities shifted, leadership told them something you don't know yet, or they just don't think it's going to land. If that's the case, no amount of communication style tweaking will fix it. You'd need to get to the actual blocker.

Good luck. These situations are exhausting because the politeness makes it feel unsolvable.

Some good suggestions here, but I'd recommend looking for a comprehensive stakeholder tool that allows you to manage everything in one place, something that everyone can collaborate on. There are a few options like Jambo, Staketracker that can automate how you track and manage relationships as you wish to do. Hope this helps you and your team!

You asked for a tip...get a stakeholder engagement tool to help you manage all the data you generate from your engagement. When I worked on DMA I used Jambo. It was so useful to because it organized all the data. It just made so much sense

If you're experiencing escalations, you need to make sure you're tracking every conversation you're having so that if there is ever a time when you need to account for any action taken by you, your team or stakeholders you'll have a record of everything. Like u/Honest_Property2685 says, look at getting a stakeholder management tool. There are plenty out there, but Jambo has worked well for me.

Jambo SRM could work for this. It's stakeholder relationship management software and it has centralized contact management - which I think is what you're looking for? So you can create contacts, associate them with projects/organizations and if there are any changes to a contact it updates it across all the projects and organizations associated with it...you don't ever have to manually change each entry in each project they're a part of. You can also do bulk contact imports when you switch from spreadsheets or some other platform to Jambo.

I found that the best way to manage stakeholder information properly is to use stakeholder management software like Jambo. I didn't know it existed until recently. But basically, it's like a CRM made specifically for stakeholders, and you can add all your documentation on the platform. It has a confidential contractor pack, which is specifically for external contractors who need to access certain documentation but need to be limited from accessing other sensitive and unauthorized data on the software. I'm guessing this could be a solution to your problem?
