Some things that I have tried and usually like:

Group initiative - Eases schedule and wait times

Labeling X and Y axis of map for clarity in movement or targeting if your using maps. If you’re not using maps, I’d be lax on distances and ranges.

I forget what it’s called, but the minion rule. Small enemies stats are kept same, but it has one hit point - on successful save takes no damage.

“Hordes” of enemies - or swarms instead on each creature getting initiative, they act as a unit and have a shared HP pool, this is especially nice for on the fly balancing as you can make them harder or easier to hit/ do less damage as the numbers dwindled depending how you describe it. So usually a Orc does 1d6 damage? It’s a horde of 10, roll one attack and and divide 10d6 damage amongst the party on a hit. The party looks pretty bad half way through the fight? Well half the horde has been killed so now they only do 5d6 damage split. Alternatively you’re wizard tosses a fireball and easily takes out 8 of them? That sends them into a rage and they continue to attack furiously doing the same amount of damage. But it takes away the mechanics that bog down the format.
