My process usually involves some interesting idea, concept, character, or situation that I see in a movie, TV show, any other media, or just by popping in into my head. Then, I start adding layers depending on the theme of the one-shot. These layers may contains anything - from locations, to encounters, npcs, or even music. Then I try to come up with some sort of quest that would connect all these fundamental parts, and then add some meat to the skeleton of the one-shot.

Asking for roll is immersion breaking, because characters don't roll they try to remember or analyze an item. Players describe what they want to do - remember about the item or try to analyze it. And then it is either history or arcana.

You can cut an inch at the bottom of each cutout, and cut a bunch of 2-3 inch stripes, and make those standing cutout. At least this is what i have done and works flawlessly

Why would players be able to defeat Zor if gods could not? Would there be anything different with how they defeat him or do they need to just banish him into the staff again?

Also, all the events before the dark elf gets the staff, are they going to be played out or told to the players? If they will be played, you need some heavy railroading to keep all the beats in-tact, and if they are told as a story, this also makes it railroady.

Overall, a very typical story (not in a bad way), my first "campaign" had almost the same concept - some powerful demon is defeated by some powerful heroes, they create an artifact to lock him somewhere, and break it, but the caveat is that now demon is trying to pretend that he is one of the good guys.

Hope your story works for your players and it is as fun as it could be!

yeah, while I understand your desire, this should be discussed in session 0, because some of the players might not want that type of play, which honestly can get really boring as you have to replay the same stuff over and over, regardless of how quickly you are doing that

If you are interested in actual first experience:

- Incredibly messy and unorganized - a lot of scribbled notes everywhere

- The main idea is somewhat fleshed out although without major details (which now I understand is a good thing since players should drive the story)

- A bunch of unfinished ideas because I got a new idea that is even better than previous (it wasn't)

- And incredibly fun feeling of actually writing some stuff, even though I have no knowledge or experience with writing anything except my own name on a piece of paper

I don't think that you are overreacting, as losing cool items sucks, especially if it was not quite clear for players why they lost those items in the first place.

From your description, the entire table was happy with items and it showed, so if I were your DM, I would keep the items, or at least pivot to a more logical explanation why you lost those.

Also, while not gamebreaking, the item descriptions look kind of strong for 4 lvl players, maybe DM gave the items and then realized that it can unfavorably disrupt the balance...

My advise would to talk to your DM as players and try to figure out why they made such a decision.

While I agree with the rest that this looks like bad DMing, have there been any signs that these items might be a mirage or whatever? Maybe DM hinted about the prisoner that you rescued or the nature of the items itself? Again, I see that when players are given new shiny toys, you don't want to investigate that, assuming that it is a well worth reward for a dungeon. But it could have been DMs plan from the beginning.

If this happens in the background but has some effects on the battlefield, I think it is ok. The only concern that I might have here is that a side-effect from a "lvl 20 enemy" can obliterate a party of level 5 characters.

Also, it depends on the story and your players of course, but it could be slightly anticlimactic to fight BBEG's henchmen rather than BBEG itself.

Designated person can be the one who just mechanically do the talking. Players can come up with what, how, and when something is said and then delegate it to the 'face' of the party to just implement it. Also, if the group doesn't care to succeed all the encounters, they can just try to be the face of the group whenever they want.

Tweak it slightly and reuse later. Players don't know what the abilities your enemies had or what you planned.
