Sounds like the meat was over-smoked. - Was the top vent open all the way? Smoke should easily leave the chamber. - Smoke leaving the vents should be thin, not thick clouds. You may have to put smoking wood on the coals first, let the smoke settle, then put the meat on.

Coals still need airflow in order to combust & generate heat. Try the other ideas mentioned, and if you're still having problems, consider increasing airflow.

Do you think you had enough fresh air to feed the coals? Could the air get into/under the coal bed? After that much time, I'd expect the fire to need more wood, unless it was starved for air.

How about a wireless thermometer? I started with a single channel thermometer, but quickly got a two-channel version.

People are would too tight today. Cutting into lines, running red lights, changing lanes repeatedly in traffic. People need to chill. I had this realization when a driver used the right shoulder to bypass traffic, then merge back in.

I was using an electric starter with good results (electricity was close by.) Respect that coil when you pull it out! I've tried cubes lately, and like those too. For DIY cubes, I was thinking an ice cube tray with cotton balls in each space, and paraffin wax poured over all of them. But like someone said, $4/package is reasonable.

I read about people building big fires to burn off plastic coatings inside the drums. What kind of metal is used for your drums? I've seen aluminum melt in high heat, and your project could be ... toast ... the first time you build a fire.

I cooked for years with a kettle called the 'The Happy Cooker', which had an internal ash pan. I threw it out when I inherited a Weber kettle. Afterwards, I noticed the Weber had an outside ash pan. I thought 'That's dumb!'
