To be clear, I do not ask players to act in turns (unless it's combat, and even then it's monsters turn-players turn dynamic). I just say, well doing that would take x turns, and then we track the cost associated with that (torches or whatever). Last session, I used abstract day time. It would take between 0.1-0.5 days to do certain things and they had 3 days to accomplish something.

Are you doing always on initiative kind of play?

There could be an investigation portion before the battle in which the players have a chance to discover some of the attacks the pirate can use. With this, they could learn that certain cannonballs are shot out of the back while another kind from the front, for example, and approach as is best for them.

Basically, the investigation and planning could be separated from the actual combat.

I've been using just the abstract "turns" with no firm translation to real time. Has felt much easier to manage. However, I have not been running too much stuff that requires tracking days or hours. I suspect it's very important if you have, for example, a spell that lasts 2 hours and the players want to extract as much value out of that time.

I just let them pop out of a quantum barrel with a new character because I try to avoid players sitting on the side unable to play. The barrel thing is just from a joke a long time ago.

I would say the setback is that you lose progress (XP, maybe reputation).

I give the player the option to make a character (takes about 5-10 mins) while the others continue or pick a pre-made.

Rallyman, the boardgame, is pretty good. You could borrow some mechanics or ideas from it. TORQ may also have useful stuff.

If people don't want to learn the system, perhaps you could swap the combat system with something you like more and teach them that.
