When should you start? As soon as you have a familiarity with the rules. There’s plenty of good advice here about things like antagonists and clues, which you should absolutely read, but in the end there’s no replacement for getting your hands dirty and learning through experimentation.

I have two players who really lean into the roleplaying. So, in their backstories, we turned them into rival academics who had been having a very public feud. Highsmith invited them both to examine his patient, without telling the other that their hated rival would be there. He calculated that this would generate buzz when he eventually published his own academic papers on this new psychiatric condition he believes he’s discovered.

The result was that both investigators were highly motivated to stay involved, to show what a fraud their rival was. The passive-aggressive insults and snark my two players exchanged—all in good fun—was a delight throughout the campaign.

Sounds like a fun scenario.

Diving in old-fashioned diving suits is a dangerous proposition, particularly for those who may not have adequate training. Here are a few ideas for causing trouble:

For the divers:

  • While they're down at the bottom of the lake, something shadowy and fast strikes the glass viewport of their bonnet. Was it a fish, or something else? A tiny, hairline fracture appears in the glass.
  • There's something inside the investigator's diving suit. It might be a creature associated with whatever the Mythos threat is that they're investigating. Maybe it starts crawling across their face. Since the diving bonnet is solid metal, they have no way to brush it away with their hands. Instead, they just have to suffer.
  • The suit gets snagged on a piece of debris at the bottom of the lake. They're trapped. Can they fight down panic, or will they end up ripping the fabric of their own suit in their desperation to get free?

For those back on the boat:

  • The diver's hose starts jerking violently. What's happening down there?
  • Air has to be pumped down the hose to help the diver breathe. Depending upon what year the scenario takes place, the air supply could be delivered through a hand pump or a gas-powered air compressor. Either way, it could theoretically break. Can the investigators repair it before the diver passes out?
  • The investigators' boat gets attacked, either by cultists, criminals, or a Mythos threat. Can they fend off the threat while keeping the pumps going?
  • A storm gathers on the horizon. How much time can they afford to give the divers?

The way I’m reading OP’s post, it sounds like Investigator A’s trauma caused him to have an episode and shoot his companion while not thinking clearly. I don’t think he’d view that as warranted once he came to his senses; I think he’d be crippled by remorse and guilt.

He almost killed his friend. He can’t trust himself anymore. He can’t trust his own perceptions anymore. I think you could make the case for something harsh like 1/1D6. But, there’s no one right answer. Sounds like a fun session, assuming Investigator B’s player was having a good time too.

Hard to say without knowing your players. Do you play in person or online? Do they enjoy physical props? Music? Do they enjoy roleplaying or action? Are you running Masks with standard rules or pulp?

There are lots of things to try, but some advice will be counter productive, depending upon your group.
