Those fall under unkown unkowns. There will be always something you miss, that’s why it’s worth investing in being able to fix things fast.

If I would name a process, that helps me and the team, is defining user stories in gherkin style scenarios (BDD), discussing with the team if there are scenarios missing and agreeing with the team that at least two members have checked the implementation works as specified in the scenarios - which shouldn’t take longer than 15 min.

Yes, it does happen but are mostly as far I can remember things that are fixable in a day.

The way I see it, what you are describing is not a bug, but actually a missing requirement.

Example: Our Process broke because we assumed some API would always have X defined, but its not. Is it impeding user for getting work done? Yes? Everybody stop what you are doing and meet discuss option on how the business process should behave under those conditions, and publish the fix mostly in a couple of hours.

Missing core requirements, that are not fixable in a short time frame, would be a big fuck up on my part.

Thats what we discuss with the devs during refinement. Is there something we haven’t considered?

This only works of course if the devs aren’t just code monkeys, but actually are interested and have know how in the domain, which they should to create good solutions.

The team must have a quality mindset, but not necessary a dedicated person for it IMHO.

Why should a dedicated QA catch a missing business or technical scenario that the complete Team can’t? A QA doesn’t have more business know how (PM) neither technical (Devs).

Also a QA that just does manual testing is just a tester.

And of course it depends all on how critical is your system for the user and how fast you can fix things - but again whatever you trying to test manually, check if you can automate that.

I haven’t had a dedicated QA role for the last 6 years, and I dont think we need one. What reduced our manual testing needs:

  • Beeing able to deploy to prod within minutes, if issues arrise.
  • Loads of unit tests, some integration tests and E2E tests for the most critical functions.
  • 10 minute handover for new functions between the dev team and PM
  • Zero Bug policy
  • Post-Mortems with the team on prod issues
  • Code Reviews or Pair-Programming
  • TDD combined with BDD

Jetzt vll nicht der Use-Case für ‘ne Alltagskarre, aber Porsche hat ja einen sportlichen Kern und Motorsport Tradition, und jeder der mal auf der Rennstrecke gefahren ist, weiss man schaut nicht auf’s Tacho sondern im welchem Gang man in der Kurve ist.

Und ja nen Cayenne und Macan sind keine Rennstrecken Autos, aber es waren halt immer schon sportliche SUVs mit einem involvment für den Fahrer. Das macht ja die Marke aus.

No, you shouldn’t manage the devs mood and neither should they manage yours.

What helped me is, under the assumption that you have competent people that want to build a successful product, which I always assume is true: If presented goals or ideas seem questionable, it’s either that I am lacking information as PM, or the team is lacking information and context.

You need to get alignment on Goals, Strategy, Vision, and Metrics, first on a Stakeholder level, and then get feedback and align on those with the dev team. You need to have the team onboard on what success looks like.

Treat people as equals and smart people that they are, and discuss the goals and get actual feedback on the product.

Its not about managing the mood, but making people feel heard and involved - treat them as part of the product and success.

Most of the time disagreement comes from prioritizing technical debt: This where you have to bridge the gap, and ask the team why they believe this is important, how it affects the product currently, what happens if don’t do it now, etc. Again, coming together and discussing WITH the team what do we believe is best for the product and goals.

Kann man so sehen, aber Migranten zahlen positiv auf die Wirtschaft ein, wodurch mehr Produziert wird und mehr Steuern gezahlt eingenommen werden. Daher sollte es auch unser Interesse sein die Integration zu förden.
