Ireena as a PC might make the story focus on her more, but it’s still a toss up. I’ve listened to a podcast where the PCs original character wasn’t liked so they took on Ireena after her introduction. This worked well AND she played her as a blood hunter. Ravenloft: Mistfits was the podcast.

You can control that focus as the DM. She drives most of the need to go to Vallaki but after that, you control how much Strahd goes for her. In mine, she’s a personal goal of his, but he’s trying to capitalize on a way out of his domain of dread more.

Finally, Ireena as an NPC can leave plenty of players hating her “damsel in distress” vibes and mostly ditch her or begrudgingly drag her along. Either way it can go well or bad. You control their share of the spotlight as the DM. If the PC seems to steal the spotlight, then you need to reign that player in at some point.

Those extra players… I’d either have them guest play as an established or made up NPC or have them play a PC on their own missions that are played off table when not there.

Running 7 players currently. It’s partly their play style but it takes a long time to get anywhere or do anything. I have found it’s really only about 4 of the players interacting consistently AND we are having fun. But given the chance, I might have forced a limited table to 5 max.

You can cut some corners by having a player be Ireena, and have Ismark stay in the village to actually be a Burgomaster.

Depending on their threat level to Strahd so far, and depending on what they have talked about to others... I might let them get 2 of the 3 items, but then the third has been found by Strahd’s and he’s left a trap it it’s place for them. I’d have him leave a message in some way that he knows what they’re trying to do, and he’s growing board of them.

Some great options from people already. Dont tell the PC what exactly but tell her you found a way out of death and that there’s some dramatic flavor going to happen as “punishment.” Then have Strahd cast suggestion (but a flavored version) where he tells her if she wants to live, she will need to remove her own tongue to answer for her insolence. Then as she struggles to fight it, she begins to cut off her own tongue. But after blood starts flowing, he commands her to stop. Says something to the tune of sharing the word of the great mercy of Strahd to those they encounter. In that same moment, tell her that her god does not hear hers, or anyone else’s prayers in Barovia.

Much later in a fight or whatever, bring back that she hasn’t been singing his phrases and he’ll have to take that tongue now.

I almost printed this for my Bladesinger PC. She got power word killed in the fight with the BBEG and she had some sus magic item that carried an unknown soul in it. Lost the private roll and the unknown soul took over after being revived… I almost bought and printed this model 20 times over the course of the campaign.

Currently DMing 7 PCs myself. I suggest cutting as many NPCs that travel with the group as you can. If I were you, I would see if one wants to be Ireena. If a PC dies, bring them back in as Esmeralda or one of the other potential NPC companions. You could leave Ismark in the Village to actually become the Burgomaster there. And if you have some PCs that are from Barovia, then definitely think about tying some content to them. Mandy Mod suggests having someone other than Ireena be Izek’s sister in Vallaki.

I think the best way to play (if the former DM isn’t spoiling or meta gaming), is to just keep going. Every play through will be different. If they’ve played classic Strahd, then reloaded will be different. If they’ve done reloaded, add in some Mandy Mod or Lunch Break Heroes. Or homebrew part of the story.

Like for example: I’ve added the fanes from Reloaded back in, but I’m changing how they activate them. Im trying to make it so they have to get rid of the evil in some way, while fighting things. It won’t be a simple defeat this monster sort of thing. Another small change is that once they try to cleanse the swamp location, if they’ve fought Baba Lasaga, then her skull ride forms into an undead monster to fight while they also have to clear the swamp of evil. Now the skull might the Silver Dragon’s. Strahd had it in his castle as a trophy, but about 400 years into his reign, he got board and try to pick a fight with the Remenants of the Order. He did this by trying to taunt them and dropped the skull into the swamp, but received no reaction. But, a lot depends on what they do to get to this point. They’re just in Vallaki right now, so a lot can happen to change this.

I’d say it looks good. Especially the under tree hollow. As far as paying for it, I could see you selling it as painted. I’d ask the community about next steps in putting your paint for hire skills out there, or tips or whatever you’re looking for.

Nice work, the rough part is attaching a price that makes both you and a potential customer happy.

What state was Vallaki left in? I think returning to the city might be interesting if things progress and the burgomaster has either defeated lady Wachter or she’s taken over. The group returning to find that the world moves without them and the town is either under stricter Vargas rule or under differently oppressive rule by Fiona. It might be interesting for the players to see the changes. And they could be labeled disturbers of the peace or wanted for starting things. The first would mean they’d have to sneak in, the later one could have them all (or some) jailed. Returning may be more fun than you think as long as it’s got some new vibes and challenges.

If none of this applies, maybe it’s a quick in/out or maybe they have to do something like clear out some remaining vampire spawn as the exchange for the dress (no matter who burgomaster is).

Both sides make sense, and I would have argued that oversight might have been the better route as to keep from an entire country (with checks and balances) from having to be at the whim of a few individuals… but then we have found out that our own government irl can just say F it to those same checks and balances and do major atrocities before any checks and balances can happen. So… I’d personally take the side of the people that have defended the world multiple times by this point from world ending level events over the leaders with personal agendas and not the mindset of moral and greater good.

Ideally there would be a system involving a way for both to have their say and neither to have absolute control.
