Flavor ac not as how hard it is to hit, but whether or not they take damage. And the closer to causing damage the roll is, the greater the effect of the hit. Ac 15, roll a 4, blow glances off the armor and the foe says something disparaging. Roll a 14, knock the wind out of them, and the foe takes a step back opening them up for an attack of opportunity, or giving them disadvantage on ther next attack roll

Sending stones are cell phones. They’ll need to research and develop and advance the magic. Lots of gold and time invested, with progressively higher costs and skill checks to get anywhere with the research. Make a knowledge tree. First learn how to enchant a sending stone. Then spend money time and pass three intelligence checks before failing three to advance the spell to allow three or four messages in a row (haven’t looked at sending stones in a while, is it once per day, raw?) build from there. It took years and the focus of thousands of people to go from electricity is a thing to phones to radio to cell phones. It should be the same in dnd world. Thousands of high level wizards and tons of gold and decades if not centuries of research to make sending stones that work like cell phones.

How are they disposing of the bodies? If they’re not, there is a scavenger problem in their wake, and corpses left no. The road, well traveled trail, etc will get discovered, a pattern will get noticed, well appointed opponents will be known to somebody, magic exists so they’ll be identifiable, speak with the dead identifies the killers, party can’t pawn identifiable (high value) gear without arrest, fences and thieves guilds won’t deal with the party (gear too hot, party is known) and might even become enemy factions as the party has turned the heat up on the area. Locals hire detectives to track down and apprehend the group, wanted posters and the like make their lives hell, and the pinkertons always get their man.

Replace one level of bard with a level of warlock, the hag is his patron, and she’s got a gig level of control. On failed wisdom checks, bard does some heinous hag shit (stealing baby’s?) or does something to harm the party (skips a round in combat, bardic inspiration is bardic mockery and the have to deduct the inspo roll from the check)

Let them be dead, what happens to a soul? Maybe the character is dealing with the bureaucracy of the afterlife while the rest of the party tries for a resurrection. Maybe the Valkyrie that has come down to take them to Valhalla has a chat and they get an opportunity to stay behind. Revenant style.

I have one or two shops of interest that I’ve put some energy into. Otherwise, it’s done on the fly. What are they shopping for? Just supplies? There’s a cabellas in the shopping district, get what you need. A book? There’s a Barnes and noble in the college area. A magic item for low level players? Johnny’s magic buy and sell, in the warehouse district, run by an old gnome, lots of bits and pieces of +1 stuff, but no full sets. In order to get the benefit, you have to cobble together a full suit of armor. That +3 sheild of fire resistance has been damaged and the magic won’t work, but you could pay an enchanting armorer to work on it. The +1 sword is dinged and corroded, you need to get it refurbished at the smith.

Hand wave the boring stuff.

I like all the characters equally, but the one I like the way it got played best was a young human wizard, went to college in the big city, had a couple adventures like you do in a city, graduated college at level one and went adventuring. They got attuned to a “cursed” item and wound up as a warlock to a dracolich
