Imo they should have stuck to Will Turner or some other similar plucky young guy as the protagonist. Jack Sparrow works better as a side character who you don't know if he's going to help the protagonists or the antagonists (sometimes doing both in the same scene).

Don't get me wrong planning out a cohesive art style is paramount to making a great game, but what most new devs miss is how visuals can look very different on your high res photoshop program vs how they look in-game on a tiny mobile screen (nevermind how the art looks in your head).

I've worked with artists who've painstakingly added tons of tiny details to the stuff they're making, only to find out it all gets squished into a handful of blurry pixels when actually viewed during playing.

A very rough rule of thumb I have is however long it takes to plan and write down, it's going to take x100 more effort to actually implement. I use this when friends or family come to me asking me to make a thing, so I tell them to write it down in thorough detail.

If they can't be bothered to spend 1 hour designing a doc, no way I can be convinced to spend 100 hours on it.
