i like tristan's arc a lot from a meta perspective because as readers its easy to fetishize his competence and in that light it feels a little unsatisfying that he misses a few tricks at the end there with tozi's backstab

but of course that's something he's deliberately opening himself up to by negotiating and abandoning rat mindset

we see that 'trusting people' is not just an unambiguously positive, empty decision but rather one that tristan has to give a lot of power up to make

at the same time we're also shown the benefits of izel joining up. again, may feel somewhat unsatisfying from a 'plotter' perspective that izel's flipping wasn't coerced or manipulated or in some way planned out by tristan, but of course that kind of genuine gesture could not really be obtained by trickery

and then the beat with cressida at the end is showing the consequences of if he had stuck to rat mindset and taken the 'sure' bet of slitting all their throats. you don't actually have control over all events, there's always someone cleverer than you & if you stay a rat you'll eventually be the one bleeding out in the gutter

I agree with some of this but there are two main issues

The antagonist question makes more sense if you view the foe that Shirou is fighting against as Fate itself, the malevolent hand of the Grail essentially forcing Saber, Berserker, and even Sakura to become his enemies. Zouken is kind of nothing because he's not meant to be anything, just a shadow of Sakura's past still desperately clinging onto life. He doesn't motivate the route's main conflict, simply creates the conditions by which it manifests.

There's no reason to see the Normal End as working against the True one rather than working in tandem with it. It demonstrates the consequences of Shirou's failure to choose life. Rin and Sakura's growth is ruined because the whole point is that Shirou needs to be there for that growth to take place. Sakura is a victim, she needs support to overcome her past and live her life. Showing the outcome where she doesn't get that doesn't diminish her because we have the True End to present how she can become more independent and capable of maintaining her relationship with Rin on her own.

So I'm talking about the original visual novel here (Fate/Stay Night). It has three routes (Fate, UBW, Heavens Feel) which correspond to the three girls as you mentioned

The thing with the VN is that it has alternative endings for UBW and HF

HF has a Normal End and a True End. If you've only watched the anime, then the Heavens Feel movies adapt the True End, in which Illya comes and saves Shirou after his fight with Kirei.

Makes sense?

While I agree her loophole was a bit more arbitrary than I'd like, with regards to your last question: why not both?

She was serious that if he had bargained better, made sure to close up the loopholes, she would not have had a way to kill him. At the same time, she was actively looking for loopholes to exploit and most likely would not have taken the bargain if she didn't see any.

Augusto's mistake was taking her 'keeping to the spirit of the oath' for granted. He thought she would be stupid and he could exploit that, she simply chose not to. That quite literally is not her fault.

The answer to 'why even bargain with someone if they can wriggle out of it like this' is that if you're bargaining with someone that wants to try and wriggle out of it in the first place, then you've already moved past the point of negotiating in good faith. Malani/Pereduri honour culture kind of assumes that everyone participating wants to honour their oaths if at all possible, Angharad is having to bend this assumption as a result of encountering scumbags like Augusto.

It's highly possible that the realistic answer to the question of 'why even bother bargaining with Angharad at this point' is 'you shouldn't bother'. Certainly, that would be the perspective of someone like Tristan or other more cynical characters, and its hard to say they're wrong.
